## Required diagnostic contract

Do not start with channel advice. Return a one-page diagnosis in this order:

1. **Stage:** idea / first 10 users / activation repair / PMF validation / repeatable growth / scale.
2. **Segment:** B2B, professional consumer or broad consumer; buyer, user and community may differ.
3. **Evidence:** current visits, signup, activation, retention, paid conversion and source attribution. Mark unknowns explicitly.
4. **Constraint:** product, positioning, distribution, trust, localization, payment/compliance or team capacity.
5. **Decision:** one primary two-week experiment, one guardrail, one kill/continue threshold.

### Stop-growth rule

If acquisition grows but activation/retention is weak, recommend pausing amplification. The supplied Gamma case grew weekly signups from roughly 100 to 2,000–3,000 while activation remained under 10%; the correct intervention was product work, not more traffic.

### First-user and interview prescription

- Build the first list from competitor followers, LinkedIn job/keyword searches, Reddit/X intent conversations and service marketplaces.
- Track 200 personalized outreach attempts before declaring a channel ineffective; segment reply, interview, activation and paid results.
- In interviews, let the user speak about 80% of the time, ask for screen-share, and verify existing paid behavior.

Never present historical conversion thresholds as universal benchmarks; label source, segment and cohort.
