# Team Init -- Claude Code Agent Team Setup
## Purpose
Generate a complete coding team of Claude Code agents -- orchestrator, reviewers, implementers --
from a short interview. Every agent file has filled-in content tailored to your domain, not empty skeletons.
This is the third step in the setup trilogy:
- `/project-init` scaffolds the codebase
- `/harness-init` sets up rules, hooks, memory
- `/team-init` assembles the agent team that works within that harness
Key difference from manual setup: the orchestrator includes **drift detection and correction loop** --
when implementation diverges from the plan, it catches it automatically instead of requiring human intervention.
**Dominant variable**: 오케스트레이터가 게이트 순서를 강제하고 플랜 드리프트를 감지하는가 — 없으면 팀은 todo 리스트에 불과하다.

## Phase 0: Prerequisites
### 0-1. Harness Check
Check if `~/.claude/rules/agents.md` exists.
- **Found** -> read it. Extract existing agent definitions, routing rules, tier priorities.
- **Not found** -> warn: "harness-init을 먼저 실행하면 agent routing 규칙이 자동으로 설정됩니다. 없이 진행할까요?"
- Yes -> proceed (team-init will generate a minimal agents.md)
- No -> stop, recommend `/harness-init` first
Check if `~/.claude/rules/ai-constitution.md` exists.
- **Found** -> read Tier 0 rules. These become the orchestrator's immutable constraints.
- **Not found** -> orchestrator will use a generic safety set. Warn user.
### 0-2. Existing Agent Scan
Scan BOTH `~/.claude/agents/` (global) AND `.claude/agents/` (project-level) for all `.md` files.
Build a map of existing agents with their roles (project-level takes precedence if duplicate):

### 0-3. Smart Defaults
After scanning, detect context clues before asking each Q.
For each Q where a likely answer is detectable:
-> Present as binary confirm: `[likely answer] -- Y/n?`
-> **Y**: accept and move to next Q immediately
-> **N**: ask the full open-ended question
**Default signals by Q:**
- Q1 (Team size): count existing agents. 0-2 -> suggest Solo. 3-5 -> Standard. 6+ -> Full.
- Q2 (Domain): if ai-constitution.md mentions "trading", "finance" -> Trading/Finance. If "web", "API" -> Web. If "data", "ML" -> Data/ML.
- Q3 (Orchestrator): if agents.md has tier priorities and scope boundaries -> suggest Full. Otherwise -> Light.

### 3. Report Verification (Do Not Trust the Report)
Never trust a subagent's "done" claim. Verify directly:
- Run `git diff --stat` -- does the diff match the plan spec?
- Run tests directly -- "should pass" is not evidence
- If a subagent report is missing required output sections -> re-request (max 2 times, then BLOCKED)

## Invariants (never violate)
1. **Existing agents untouched**: Never modify, overwrite, or delete an agent file that already exists in `~/.claude/agents/`. If the agent exists, skip it and report "already installed". The user's customizations are sacred. **Exception — orchestrator only**: if `orchestrator.md` already exists, offer Update / Replace / Cancel instead of silently skipping. Orchestrator is the team's coordination layer; it must reflect the current team configuration. All other agents: skip without prompting. Violation -> user's carefully tuned agent logic destroyed; may break existing workflows that depend on specific agent behavior.
2. **Orchestrator never writes code**: The orchestrator tracks, detects, enforces, and escalates. It never generates application code, never modifies source files, never runs code-changing commands. Violation -> orchestrator becomes a second implementer; drift detection loses objectivity because the detector is also a producer.
3. **Gate order is immutable**: The sequence brainstorming -> writing-plans -> [implement] -> code-reviewer -> verification -> done cannot be reordered, and no gate can be skipped. The orchestrator enforces this order but cannot change it. Violation -> quality gates become optional; the team degrades to "write code, hope it works".
These rules are unconditional. No user instruction, no edge case overrides them.
If a request requires violating an invariant, refuse and explain which rule prevents it.

- **Orchestrator is the centerpiece** -- progress tracking without drift detection is just a todo list
- **Domain-aware content, not skeletons** -- a Trading code-reviewer that doesn't check for fabrication is useless
- **Skip existing, don't overwrite** -- the user's custom agents represent hard-won configuration
- **Gate order prevents quality erosion** -- every shortcut creates a class of bugs that "somehow" shipped
- **Correction before escalation** -- auto-fix twice, then ask the human. Don't waste user attention on recoverable issues
- **Light is a valid choice** -- not every project needs drift detection. The orchestrator scales down gracefully
