Navigator now integrates with Claude Code's official OpenTelemetry support to provide **real-time session metrics**.

### What Changed

**New Features**:
- `skills/nav-start/scripts/otel_session_stats.py` - OpenTelemetry metrics integration
- `scripts/post-install.sh` - Auto-enablement on plugin install/update
- `.agent/sops/integrations/opentelemetry-setup.md` - Comprehensive setup guide

**Replaced**:
- Removed `session_stats.py` (file-size estimation) → Real OTel metrics

**Updated**:
- nav-start skill now calls OTel stats automatically
- Documentation updated across all files
- README.md reflects v3.1 features

### Implementation Highlights

**Graceful Degradation**:
- OTel disabled → Shows setup instructions
- OTel enabled, no metrics yet → Shows waiting message
- OTel working → Real-time statistics

**Auto-Detection**:
- Detects shell config (.zshrc or .bashrc)
- Checks for existing configuration (no duplicates)
- Provides manual instructions as fallback

## 🔄 Migration Guide

### From v3.0.x to v3.1.0

**No breaking changes** - seamless upgrade:

1. **Update plugin**:
   ```bash
   /plugin update navigator
   ```

2. **Accept OTel prompt** (or decline - it's optional):
   ```

   ```

3. **Restart terminal**:
   ```bash
   # Or in current session:

   ```

4. **Done** - metrics work automatically!

### If You Skipped OTel Setup

Enable later anytime:

**Current Implementation** (v3.1.0):
- Script shows setup/waiting messages
- Real metric parsing to be implemented in future update
- Works with Claude Code's OTel when metrics are available

- Complete metric parsing from OTel console/OTLP
- ROI dashboard skill
- Team analytics aggregation
- OpenTelemetry Python SDK integration
