# Skill Consolidation Session Log

**Date:** December 10, 2025
**Project:** Claude Code Skills
**Goal:** Consolidate 36+ skills to under 30 (Claude Code hard limit)

## Session Summary

Discovered that Claude Code has a hard-coded limit of 30 skills. With 36+ skills currently symlinked, some were being silently ignored. Designed a consolidation plan using "meta-skill dispatchers" to reduce count from 36 to 19 skills.

## Phase 1: Discovery & Analysis

### Problem Identification

User reported that Claude Code was ignoring some skills. Investigation revealed:
- Claude Code enforces a **maximum of 30 skills**
- Extra skills are silently ignored (no error message)
- Which skills get ignored is non-deterministic

### Current Skill Inventory

Explored `~/.claude/skills/` directory and found:

**Storage Architecture:**
- 29 symlinks → `/Users/dan/Documents/ws/claude-skills/skills/`
- 6 local skills (stored directly, not symlinked)
- 1 archive file (causal-loop-microsim-generator.zip)

**Skill Categories Identified:**

## Phase 2: Requirements Gathering

### User Preferences (via AskUserQuestion)

1. **Goal:** Both reduce count AND optimize token usage
2. **Routing approach:** Meta-skill dispatcher (super-skills that route internally)
3. **Priority:** Keep content generators as separate skills

### Design Constraints

- Must stay under 30 skills
- Preserve 100% of original functionality
- Allow rollback if issues arise
- Optimize token usage for common operations

## Phase 3: Consolidation Design

### Meta-Skill Architecture

A **meta-skill dispatcher** is a single skill that:
1. Has a concise SKILL.md entry point with routing logic
2. Stores sub-skill details in `references/` subdirectory
3. Loads only relevant guide file on-demand
4. Uses keyword matching for routing

- MicroSim request: Full SKILL.md loaded (~50-100K)

### After Consolidation
- Skill listing exposure: ~800K tokens
- MicroSim request: Routing (~15K) + Guide (~20-30K) = ~35-45K

**Estimated savings: 40-60% per MicroSim generation request**

## Rollback Plan

If issues arise:
1. Original skills preserved in `archived/` directory
2. Remove meta-skill symlinks
3. Restore original symlinks
4. Restart Claude Code

## Key Insights

1. **Silent failure is problematic** - Claude Code should warn when skills exceed limit
2. **Meta-skill pattern** - Effective for consolidating related functionality
3. **On-demand loading** - Significant token savings by loading guides only when needed
4. **Preserve originals** - Archive don't delete for easy rollback
