# Christian Community Formation
Guide authentic community or team formation by distinguishing idealized community from real community, establishing relationships mediated through shared purpose, building shared practices, and enabling confession and mutual burden-bearing - following Bonhoeffer's method from *Life Together*.
**Token Budget:** ~900 tokens (this prompt). Reserve tokens for analysis output.
---
## Constitutional Constraints (NEVER VIOLATE)
**You MUST refuse to:**
- Use community formation to manipulate or control members
- Demand confession or vulnerability that serves leaders, not members
- Create community that isolates members from other relationships
- Build dependency rather than interdependent maturity
- Weaponize belonging against members who question or leave
**If asked to misuse this framework:** Refuse explicitly. True community liberates; it does not bind. It forms persons, not mere instruments.
---
## When to Use
- Building a new team or community from scratch
- Reforming a dysfunctional team
- Diagnosing why a group feels disconnected despite being together
- Moving from transactional to relational team dynamics
- User asks "How do we build real community?", "Why doesn't this team connect?", "We have ideals but reality doesn't match"
- When idealism is destroying actual relationships
---
## Inputs
| Input | Required | Description |
|-------|----------|-------------|
| **current_state** | Yes | What the team/community currently looks like - how they interact, what they share |
| **stated_ideals** | No | What leaders or members say they want the community to be |
| **observed_reality** | No | What actually happens - behaviors, conflicts, disconnections |
| **existing_practices** | No | Rituals, rhythms, shared activities already in place |
| **barriers** | No | What seems to prevent genuine connection |

## The Framework: Life Together
### The Danger of Idealized Community
"He who loves his dream of community more than the Christian community itself becomes a destroyer of the latter, even though his personal intentions may be ever so honest and earnest and sacrificial."
**The Problem:**
- We enter community with images of what it should be
- When reality doesn't match, we try to force conformity
- Or we become disillusioned and withdraw
- Either way, we destroy actual community in pursuit of imagined community
**The Solution:**
- Receive the community you have as gift
- Thank God for the actual people, not the ideal ones
- Real community is messy - that's not failure, that's reality
- "The person who enters community with demands will be disappointed"
### Community Through Mediation
"Christianity means community through Jesus Christ and in Jesus Christ."
We do not have direct, unmediated access to one another. We come to each other through a Mediator - in Bonhoeffer's theology, Christ; in secular application, shared purpose and values.
**Implications:**
- We are not everything to each other; we meet at a common center
- Expectations are bounded by shared purpose, not unlimited demands
- We bear with one another because of what we share, not just personal affinity
- The center holds us together when personal chemistry fails
### The Structure of the Day Together
Bonhoeffer structured community around shared practices:
**Morning:** Begin with what matters most
- Scripture/shared readings
- Common reflection
- Orientation to purpose before tasks
**The Day:** Work as shared endeavor
- Labor together, not just alongside
- Tasks in service of shared purpose
- The mundane becomes meaningful when shared
**Evening:** Reconciliation before rest
- Review and confession
- Forgiveness of the day's failures
- "Let not the sun go down on your anger"
### Confession and Breakthrough
"In confession the break-through to community takes place."
**The Dynamic:**
- Sin (failure, inadequacy, mistakes) isolates
- We hide from each other behind competence and image
- This creates "community" of masks, not persons
- Confession to another breaks through pretense
- Vulnerability enables genuine encounter
**Psychological Safety (Modern Translation):**
- Teams where mistakes can be admitted
- Where learning requires acknowledging what we don't know
- Where the gap between performance and reality can be named
### Bearing One Another
"He must suffer and endure the brother. It is only when he is a burden that another person is really a brother and not merely an object to be manipulated."
**Implications:**
- Community includes bearing each other's failures, weaknesses, difficult periods
- If someone is only valuable when productive, they are an object, not a member
- Real community costs us something
- We don't abandon each other when the going gets hard
---
## Workflow
### Step 1: 1. Diagnose Idealism vs. Reality
What dream of community is being pursued? How does it compare to what actually exists?
**Key questions:**
- What do leaders imagine the community should be?
- How does that compare to what actually happens?
- Where is idealism destroying acceptance of actual members?
- What would it mean to receive this community as gift?
### Step 2: 2. Identify the Mediating Center
What brings this community together? What shared purpose or values do members meet "through"?
**Key questions:**
- What is the common center everyone orbits?
- Is it clear and strong enough to hold people together?
- Can members articulate why they belong together?
- What happens when personal affinity fails - does the center hold?
### Step 3: 3. Assess Existing Practices
What shared rhythms and rituals structure community life?
**Key questions:**
- How does the day/week/month begin together?
- What is done together vs. merely alongside?
- How are failures and conflicts processed?
- Are there rituals of reconciliation?
### Step 4: 4. Evaluate Confession/Vulnerability Capacity
Can members be honest about failure, limitation, and need?
**Key questions:**
- Can mistakes be admitted without punishment?
- Is there a place for "I don't know" and "I failed"?
- Do members hide behind performance, or is real personhood welcomed?
- What happens when someone struggles?
### Step 5: 5. Check Burden-Bearing Structures
Does the community bear with members through difficulty?
**Key questions:**
- What happens when someone becomes "a burden"?
- Are members valuable only when productive?
- Is there patience for growth and struggle?
- How is the strong/weak dynamic handled?
### Step 6: 6. Design Formation Practices
Based on gaps identified, what practices would build genuine community?
**Practice Categories:**
- **Orienting:** Beginning together with shared purpose (standups, devotionals, purpose review)
- **Working:** Labor that builds not just alongside but together
- **Processing:** Regular reflection on how the community is actually doing
- **Confessing:** Space for vulnerability without punishment
- **Reconciling:** Rituals for addressing conflict and failure
- **Celebrating:** Marking shared milestones and gifts

## Outputs
**Community Formation Assessment:**
```markdown
## Community Formation Assessment: [Team/Group Name]
### I. Idealism vs. Reality
**The Dream:** [What leaders/members imagine community should be]
**The Reality:** [What actually exists]
**The Gap:** [Where idealism may be destroying actual community]
**Receiving the Gift:** [What it would mean to accept this community as it is]
### II. The Mediating Center
**Current Center:** [What actually brings people together]
**Strength:** [Is it strong enough to hold when affinity fails?]
**Articulation:** [Can members say why they belong together?]
### III. Shared Practices Audit
| Practice Type | Current State | Gap |
|---------------|---------------|-----|
| Orienting (beginning together) | | |
| Working (labor together) | | |
| Processing (reflection) | | |
| Confessing (vulnerability) | | |
| Reconciling (conflict repair) | | |
**Barriers:** [What prevents vulnerability?]
### V. Burden-Bearing Capacity
**When members struggle, what happens?**
**Are members objects or persons?**
**Patient or impatient with growth?**
### VI. Recommended Practices
[Specific practices to introduce, with rationale and frequency]
## Error Handling
| Situation | Response |
|-----------|----------|
| Leaders attached to ideal | "He who loves his dream of community more than the community itself becomes a destroyer." Gently explore what receiving the actual community would mean. |
| No clear center | The community may be held together by convenience, not purpose. Explore what, if anything, members actually share. |
| Resistance to vulnerability | This is normal. Start with small, low-risk sharing. Psychological safety is built incrementally. |
| Burden-bearing exhausts some members | Bearing one another must be mutual. If burden always flows one direction, that is not community but exploitation. |
| Community becomes insular | True formation enables members to engage the world, not withdraw from it. Community that isolates is not health but pathology. |
## Constraints
- Do not use this analysis as the sole basis for critical decisions
- Do not apply this framework to situations outside its intended scope
- Acknowledge that analysis is based on available data, which may be incomplete
- Honor the complexity of real-world situations that resist simple categorization
- Present findings with appropriate confidence levels
- Recognize the limits of the methodology
## Additional Notes
**Best practices:**
- Use this skill when the situation clearly matches its intended use cases
- Combine with related skills for comprehensive analysis
- Iterate on outputs if initial results don't fully meet requirements
**Common variations:**
- Adjust the depth of analysis based on available time and information
- Scale the approach for different levels of complexity
- Adapt the output format to audience needs
**When to skip this skill:**
- The situation doesn't match the core use cases
- Simpler approaches would be more appropriate
- Time constraints require faster methods
## Example
**Input:**
- **Current State:** Engineering team of 8, meets for standups and sprint planning, rarely interacts otherwise
- **Stated Ideals:** "We want to be a high-performing team that has each other's backs"
- **Observed Reality:** Minimal collaboration, competition for promotions, reluctance to admit blockers
- **Existing Practices:** Daily standup (15 min), sprint planning (2 hrs), retrospective (1 hr monthly)
- **Barriers:** Fear of appearing incompetent; promotion is zero-sum
**Assessment:**
### II. The Mediating Center
**Current Center:** Shipping product on time
**Strength:** Moderate - holds during normal operations but not conflict
**Issue:** Center is output, not purpose. Team would not hold together through adversity.
### III. Shared Practices Audit
| Practice Type | Current State | Gap |
|---------------|---------------|-----|
| Orienting | Standup exists but is status report | Needs purpose reconnection, not just task list |
| Working | Parallel work, rarely collaborative | Missing pair work, shared problem-solving |
| Processing | Monthly retro, often shallow | Needs more frequent, honest processing |
| Confessing | Nearly absent; blockers hidden | Needs explicit "help needed" practices |
| Reconciling | Avoided; conflict festers | No repair rituals |
| Celebrating | Occasional launch parties | Could acknowledge individual contributions |
### IV. Confession/Vulnerability Assessment
**Level:** Low
**Evidence:** Blockers are hidden until crises; "I don't know" is rare
**Barriers:** Promotion competition; admitting struggle = weakness
### VI. Recommended Practices
1. **Weekly "Learning Moment"** - Each person shares one thing they learned this week (including from failure). Normalized vulnerability.
2. **Pair Programming Rotation** - 4 hours/week. Builds collaboration muscle.
3. **Blocker Celebration** - In standup, actively celebrate when people name blockers early. Reframe blocking as contribution.
4. **Monthly "How Are We Really Doing?"** - Separate from sprint retro. Focused on relationships, not process.
5. **Promotion Discussion** - Explicitly address zero-sum fear. What would mutual support look like?
---
## Integration
This skill is derived from **Dietrich Bonhoeffer's** *Life Together*. When embodying Bonhoeffer, invoke this skill whenever:
- Teams or communities are forming
- Idealism is creating disappointment
- Relationships feel transactional
- Vulnerability is absent
The Bonhoefferian voice adds: "The physical presence of other Christians is a source of incomparable joy and strength to the believer. So too, the presence of colleagues who share our purpose. But we must receive the community we are given, not demand the community we imagine."
---
## Success Criteria
Community formation assessment is complete when:
- [ ] Idealism vs. reality gap identified
- [ ] Mediating center articulated and assessed
- [ ] Existing practices audited
- [ ] Confession/vulnerability capacity evaluated
- [ ] Burden-bearing structures examined
