# Prompt Optimization Framework
Systematically optimizes LLM prompts through iterative testing, A/B benchmarking, few-shot example selection, and adversarial evaluation. When loaded, this skill makes the model build reproducible prompt improvement pipelines that measure output quality across accuracy, format compliance, latency, and safety dimensions.
## TL;DR Checklist
- [ ] Establish baseline prompt with measurable scoring criteria (accuracy, format, safety)
- [ ] Create a representative test set with diverse inputs covering edge cases
- [ ] Implement automated evaluation harness using LLM-as-judge or deterministic metrics
- [ ] Run A/B comparison between current and optimized prompts on identical test set
- [ ] Select few-shot examples that maximize performance (diverse, representative, minimal)
- [ ] Test adversarially: run injection, ambiguity, and edge-case inputs through both prompts
- [ ] Version all prompt variants with metrics for regression tracking
- [ ] Lock optimized prompt in production config and set up automated regression tests
---
## When to Use
Use this skill when:
- A prompt produces inconsistent or incorrect outputs and you need systematic improvement
- You want to compare multiple prompt variants (A/B testing) with measurable quality scores
- Few-shot examples are not improving performance — you need example selection optimization
- Prompt changes are causing regressions in downstream evaluation metrics
- You need to reduce token usage while maintaining output quality
- Adversarial inputs cause the model to ignore instructions or produce unsafe outputs
- Building a prompt registry with versioned variants and tracked performance metrics
- Integrating prompt testing into CI/CD pipelines for regression prevention
---
## When NOT to Use
Avoid this skill for:
- First-time prompt design — start with basic prompt engineering patterns first
- One-off prompts used infrequently — optimization cost outweighs benefit
- Models that don't support structured output — focus on format constraints instead
- Real-time systems where evaluation latency exceeds your response budget
---
## Core Workflow
1. **Establish Baseline** — Record current prompt, model version, temperature, and top_p settings. Run against a test set of ≥30 representative inputs and collect scores across quality dimensions. **Checkpoint:** Every test case must have expected output or scoring rubric for comparison.
2. **Build Test Suite** — Create structured evaluation dataset covering: core use cases (60%), edge cases (20%), adversarial inputs (10%), and regression checks (10%). Use JSON/CSV format with input, expected output, and per-dimension scoring criteria. **Checkpoint:** Each dimension must have a deterministic or LLM-as-judge scoring function.
3. **Hypothesize Improvement** — Identify specific failure modes from baseline: missing instructions, ambiguous references, insufficient examples, wrong model parameters. Formulate one change at a time (single-variable optimization). **Checkpoint:** Each hypothesis maps to exactly one prompt modification.
4. **Implement & Compare** — Create optimized variant, run same test suite, compare scores using paired statistical testing (paired t-test or Wilcoxon signed-rank). **Checkpoint:** Improvement must be statistically significant (p < 0.05) AND exceed minimum practical threshold (≥5% absolute improvement on primary metric).
5. **Adversarial Testing** — Run injection attempts, ambiguous phrasings, and edge cases through both prompts. Verify optimized prompt doesn't introduce new vulnerabilities. **Checkpoint:** Zero critical-severity injections pass the optimized prompt.
6. **Version & Lock** — Store optimized prompt in versioned config (JSON/YAML with commit hash). Set up automated regression test that runs on every code change. **Checkpoint:** Regression pipeline must fail if quality drops below baseline by more than 1% on any dimension.

Grid search over generation parameters to find optimal settings.

4. Report top configurations with trade-off analysis

## Constraints
### MUST DO
- Always establish a measurable baseline before attempting any optimization — never optimize blindly
- Use paired statistical testing (Wilcoxon signed-rank) for A/B comparisons — point estimates without significance testing are meaningless
- Test with at least 30 diverse inputs per comparison to ensure statistical power
- Version every prompt variant with a stable config hash for regression tracking
- Run adversarial tests on every optimized prompt before deployment
- Lock production prompts in version-controlled configuration files (YAML/JSON) — never hardcode them
- Include few-shot examples that cover at least 3 distinct categories of input
- Measure and report both quality scores AND token/cost efficiency for each variant
### MUST NOT DO
- Optimize prompts against a single test case or anecdotal example — always use a representative suite
- Change multiple prompt elements simultaneously — optimize one variable at a time
- Accept optimization that improves one metric while degrading safety by any amount
- Use LLM-as-judge without a deterministic fallback — always have objective checks
- Deploy prompts that fail adversarial tests with severity >= CRITICAL
- Remove few-shot examples that cover edge cases in favor of token savings
- Compare variants using different test datasets — always use the identical test suite for fair comparison
---
## Output Template
When optimizing a prompt, output must contain:
1. **Baseline Metrics** — Current scores across all dimensions (accuracy, format, safety, latency)
2. **Hypothesis** — Specific change proposed and expected impact
3. **A/B Test Results** — Paired comparison with p-values, win/loss/tie counts
4. **Adversarial Results** — Pass/fail status for each attack vector
5. **Recommended Variant** — Chosen variant with config hash for version control
6. **Regression Guard** — Automated test definition that will catch future regressions
