## Overview
Product team management connects business strategy to engineering execution through three core artifacts: the PRD, the roadmap, and the release cycle. Each artifact serves a distinct audience and purpose, and together they form a closed loop from idea to shipped value.
### The PRD (Product Requirements Document)
The PRD is the single source of truth for what is being built and why. It answers five questions:

**PRD ownership:** The product manager owns the PRD, but it is a living document. Engineering reviews for feasibility and effort, design reviews for UX and interaction patterns, QA reviews for testability, and leadership reviews for strategic alignment. The PRD is never "done" until the feature is shipped and validated.
**PRD lifecycle stages:**
1. **Draft** — Initial problem statement and proposed solution. Circulated for early feedback.
2. **Reviewed** — Stakeholders have commented; open questions are tracked and resolved.
3. **Approved** — Sign-off from engineering lead, design lead, and product leadership. Scope is frozen for the current planning cycle.
4. **In Development** — Engineering builds against the PRD. Changes require a PRD amendment.
5. **Launched** — Feature is live. PRD serves as documentation for what shipped.
6. **Post-Mortem** — After 2-4 weeks of live data, the PRD is reviewed against actual outcomes. What did we get right? What did we miss?
### The Roadmap
The roadmap communicates what the team is working on now, next, and later. It is a strategic alignment tool, not a delivery promise.
**Roadmap horizons:**

**Roadmap themes** group features by outcome, not by feature type. Examples:
- "Reduce onboarding friction" — single sign-on, guided setup, import wizard
- "Scale to enterprise" — SSO/SAML, role-based access control, audit logs
- "Improve retention" — notification system, usage reports, churn interventions
Each theme has a driver (metric goal), a hypothesis, and a minimum viable scope. When a theme enters "Now", the PRD process begins for its component features.
**Roadmap hygiene:**
- Review at monthly leadership sync. Move items between horizons. Kill items that no longer align.
- Keep "Later" under 50% of total items — too many means no strategic focus.
- Every "Now" item must have an assigned DRI (directly responsible individual).
- Roadmap items without a PRD draft in "Now" are flagged. If they ship without one, the process failed.
### The Release Cycle
The release cycle turns roadmapped features into shipped value. It is a recurring cadence (typically 2-week sprints or 4-week releases) with gates.
**Release train model:**

**Release gates are real.** If a gate is not met, the feature slips to the next release. Pressure to "just this once" ship without QA or sign-off is the fastest path to production incidents. The product manager is the gatekeeper.
## Workflow
### Sprint Planning
Sprint planning converts the "Now" roadmap items into a concrete sprint backlog. It follows a structured three-part agenda.
**Before the meeting:**
- Product manager prepares the candidate backlog: stories that are PRD-approved, designed (if needed), estimated, and acceptance-criteria clear.
- Engineering lead reviews capacity: available headcount, planned time off, known interrupts (on-call, platform migrations, tech debt allocation).
- Stories are sorted by business priority within each roadmap theme.
- Dependencies between stories and across teams are documented.
**Meeting Part 1 — Scope (45 min for a 2-week sprint):**
1. Product manager presents the sprint goal in one sentence. "This sprint, we will ship SSO login and the first version of the dashboard export."
2. Walk through candidate stories. Engineering lead flags capacity concerns, unknowns, or missing details.
3. Stories that are not ready (no clear acceptance criteria, unestimated, blocked by external dependency) are moved back to the backlog.
4. The team commits to a sprint backlog. Commitment is a team decision — the product manager does not dictate it.
5. Sprint goal is written on the sprint board and visible to everyone.
**Meeting Part 2 — Task Breakdown (30 min, may continue async):**
1. Each committed story is broken into granular tasks (typically 4-16 hours each).
2. Tasks are assigned to individuals or left unassigned for self-selection.
3. Edge cases, test scenarios, and documentation tasks are identified.
4. Spikes (research stories) are time-boxed and given explicit output criteria.
**Meeting Part 3 — Risk Check (15 min):**
1. What could go wrong this sprint? Team shares concerns openly.
2. What support does the team need from product or management?
3. Identify the single highest-risk item. Agree on how to derisk it in the first 2 days.

### Daily Standup
Each person answers three questions:
1. What did I do yesterday that moved the sprint goal forward?
2. What will I do today to move the sprint goal forward?
3. Are there any blockers — things outside my control stopping progress?
**Standup discipline:**
- Keep it under 15 minutes. Stand up (literally) to enforce brevity.
- Blockers get a flag. The Scrum Master / PM clears blockers after standup, not during it.
- Deep discussions are taken offline. "Let's talk after standup — <person>, you in?"
- Async standups in Slack work for distributed teams across time zones. Post before EOD, review first thing.
### Backlog Grooming
The backlog is a living list of everything the team could work on next. Without regular grooming, it becomes a graveyard of forgotten ideas.
**Grooming cadence:** 30-60 minutes per week, mid-sprint.
**What grooming covers:**
- Re-estimate stories that are now better understood.
- Split stories that are too large (epics into features, features into stories).
- Add acceptance criteria to stories that were parked earlier.
- Remove or archive stories that are no longer relevant.
- Reorder by current priority. The top 10 are always groomed and ready.
- Tag stories with effort (S/M/L/XL) and value (P0-P3).
**Backlog health metrics:**
- Groomed ratio: % of top-20 stories with acceptance criteria written
- Stale items: count of stories untouched for 3+ months (archive them)
- Average age: how long stories sit before entering a sprint
- Sprint-to-backlog ratio: ratio of committed to candidate stories (healthy range: 1:3 to 1:5)
### Sprint Review
At the end of each sprint, the team demonstrates what they built to stakeholders.
**Format:**
1. Product manager restates the sprint goal. (1 min)
2. Each team member demoes their completed work. (3-5 min each)
3. Stakeholders ask questions and give feedback. (10 min)
4. Product manager shows what did not ship and why. (5 min)
5. Review the sprint metrics. (5 min)
**Sprint review is NOT a status meeting.** It is a working session. Stakeholders see working software, not slide decks. If a story is done, it is demoed. If it is not done, it is not shown.
**Metrics reviewed:**
- Committed vs completed story points
- Planned vs unplanned work ratio
- Bug inflow during sprint
- Velocity trend (last 3-6 sprints)
### Retrospective
The sprint retrospective is the team's chance to inspect and adapt. It is blameless and focused on the process, not the people.
**Format (45-60 min):**
1. **Set the stage** (5 min) — Remind the team of the retro prime directive: everyone did the best they could with what they knew. Share the sprint pulse (one word from each person).
2. **Gather data** (10 min) — Team writes stickies for three columns: "What went well", "What could be better", "What puzzles me".
3. **Generate insights** (15 min) — Group similar stickies. Vote on the top 1-2 topics to discuss.
4. **Decide what to do** (10 min) — The team proposes concrete action items, not platitudes. Each action item has an owner and a deadline.
5. **Close** (5 min) — One takeaway from each person. Rate the retrospective itself (1-5).
**Action items must be done before the next retro.** If they are not, the team loses trust in the retrospective process. Track them on the sprint board like any other work.
### Release Management
Release management is the operational discipline of shipping software predictably and safely.
**Release checklist:**

- [ ] All stories meet Definition of Done (coded, reviewed, tested, documented)
- [ ] QA pass completed with no P0/P1 open bugs
- [ ] Regression test suite green
- [ ] Performance benchmarks within acceptable range

- [ ] Feature flags configured (if gradual rollout)
- [ ] Release notes drafted and reviewed
- [ ] Internal stakeholders notified of release window
- [ ] Customer-facing changelog written
- [ ] Rollback plan documented
**Release types:**

**Rollback procedure:**
1. Pause the release. No further deployments until the rollback is complete.
2. Revert the code to the previous stable version using the tagged release commit.
3. Re-run all migration scripts in reverse (tested during release prep).
4. Deploy the rollback to staging, run smoke tests.
5. Deploy to production, watch dashboards for 15 minutes.
6. Declare rollback complete. File a post-mortem within 48 hours.
### Cross-Team Coordination
When multiple teams contribute to the same product, coordination overhead grows quadratically.
**Coordination mechanisms:**
- **API contracts first:** Teams agree on interface contracts before implementation. Contract tests validate compliance.
- **Shared calendar:** Merge freezes, release windows, and dependency milestones are visible to all teams.
- **Dependency tracker:** A simple spreadsheet or Notion database listing: dependency ID, owning team, consuming team, status, target date, blocking issues.
- **Weekly sync:** 30-minute cross-team standup covering blockers, integration status, and schedule changes.
- **Integration sprints:** Every 3-4 sprints, dedicate a full sprint to integration testing, end-to-end QA, and resolving cross-team debt.
**When dependencies become blockers:**
1. Escalate within 24 hours — do not sit on a blocked story.
2. The consuming team works with the owning team to unblock. If no progress in 2 days, escalate to shared manager.
3. If the dependency cannot be resolved in time, descope the consuming team's story. Ship what is ready.
## Common Pitfalls

### Anti-Patterns
- **The Gantt-chart roadmap.** A roadmap with dates on every item is a schedule, not a strategy. Stakeholders interpret dates as promises. Use themes and horizons.
- **The backlog hoarder.** Keeping every story ever written "just in case". Archive items untouched for 6+ months. They are dead weight.
- **The planning fallacy.** Teams consistently underestimate by 20-40%. Build a buffer: reserve 20% of sprint capacity for unplanned work.
- **The hero sprinter.** An engineer who routinely works weekends to "save" the sprint. This masks process failures and burns out the team. Step in and reset expectations.
- **The decision by Slack thread.** No audit trail, no closure. All product decisions belong in the PRD or the ticket. Slack is for discussion, not decision.
## Process
1. **Align** — Understand the business goal, user problem, and success criteria. If the outcome is not clear, clarify before proceeding. Write a one-paragraph product brief before touching any tool.
2. **Document** — Draft the PRD with problem statement, target users, scope, success metrics, and open questions. Share with engineering lead and design lead for early feedback before full review.
3. **Plan** — Add the feature to the roadmap under the appropriate horizon. If it belongs in "Now", ensure engineering capacity exists. If not, negotiate priority with stakeholders.
4. **Break down** — Write user stories with acceptance criteria. Each story must be independently testable and shippable. Size each story (S/M/L/XL) and validate estimates with the team.
5. **Groom** — Present stories at backlog grooming. Refine acceptance criteria based on team questions. Re-estimate if understanding has changed.
6. **Commit** — At sprint planning, the team commits to the sprint backlog. The sprint goal is written and visible to everyone.
7. **Track** — During the sprint, monitor the burndown chart and the sprint board. Remove blockers. Protect the team from scope changes. Do daily check-ins.
8. **Review** — At sprint end, demo working software to stakeholders. Collect feedback. Measure actual outcomes against sprint goal.
9. **Retro** — Run a blameless retrospective. Identify 1-2 concrete improvements. Assign owners and deadlines.
10. **Validate** — After launch, track the success metrics from the PRD. Did the feature move the needle? If not, what needs to change? Schedule a post-launch review.
**When to exit the process early:**
- The problem is not significant enough to warrant a full PRD → write one-page brief, ship a quick experiment, validate, then commit.
- The feature is legally or technically infeasible → document the blocker, archive the PRD, inform stakeholders.
- Market conditions change → re-prioritize at the monthly roadmap review. Some items get killed. That is correct behavior.

Product management is directly tied to revenue generation when structured correctly. Here is how each artifact feeds the bottom line.
### PRD as Revenue Driver
Every PRD should explicitly state the expected revenue impact. This forces prioritization discipline.

The roadmap is not just a planning tool — it is a revenue forecast. Each theme maps to a revenue hypothesis.

Present this at quarterly business review. Stakeholders see the dollar cost of delay, not just a list of features.
### Release Velocity and Revenue
Faster releases = faster value delivery = faster revenue recognition.

1. Ship a self-serve feature (no sales call required)
2. Track activation metrics (did users reach the "aha" moment?)
3. Identify the conversion trigger (what makes a free user pay?)
4. Build friction points that nudge toward upgrade
5. Measure viral coefficient (how many new users does each user bring?)
6. Loop learnings back into the PRD for the next iteration
