Use for venture decisions, business models, market entry, pricing viability or choosing
the next evidence-producing experiment. Use [lean-startup](../lean-startup/SKILL.md)
for detailed customer discovery; do not duplicate its framework or treat enthusiasm
as demand. Established-product roadmap work may need only the existing strategy review.
## Frame the decision
Identify customer, payer, painful job, current alternative, distribution route and
decision deadline. Separate observed behavior, interview statements, secondary research
and assumptions. Verify current competitors/prices with primary sources when material.
Avoid fabricated market size, commitments or certainty from a small convenient sample.
Unknown buyer behavior, local sales cycles and payment fees remain unknown; do not invent
them to explain results. Zero purchases without a qualified priced offer cannot establish
market demand or its absence. Whether an offer or payment attempt happened is itself
evidence: if the brief does not state it, list it as "the brief does not state whether a
priced offer was made" — never as an event that did or did not occur. Before finishing,
relabel as unknown every sentence asserting an event, number or absence the brief
does not state.
Choose the riskiest assumption that can change the decision: demand, willingness to pay,
retention, delivery feasibility, distribution or economics. Define an affordable experiment
with target population, behavior measured, threshold, time/cost cap and stop/change rule
before results. Draft outreach and experiments within scope; do not send messages,
purchase ads or make customer commitments without authorization already covering them.
Preserve the stated decision deadline and budget. Fit the first experiment inside them;
if more time would help, present an extension as an optional later decision. A fourteen-day
pilot needs a decision by day fourteen, with monthly renewal assessed separately later.
## Check economics
Use consistent currency and periods. Account for refunds, variable delivery/support cost,
acquisition cost, repeat purchases/churn and cash timing. Distinguish contribution margin
from gross margin, net profit and runway. Calculate base/downside cases and show assumptions.
Read [economics](references/economics.md) when calculating runway, acquisition payback
or lifetime value. Cash collected is not automatically recognized revenue;
[IFRS 15](https://www.ifrs.org/issued-standards/list-of-standards/ifrs-15-revenue-from-contracts-with-customers/)
is relevant where accounting treatment is part of the decision, with finance review.
## Deliverable and learning hooks
Recommend go, change, stop or gather specific evidence, with the reason, uncertainty,
affordable next action and success/stop threshold. Route applicable regulation, customer
privacy and delivery risk to existing specialists; do not convene every division.
Record an assumption disproved by behavior and the economics/experiment that changed
the decision. Avoid turning a single venture's constraint into Council-wide policy.
