# Design a User Journey Map
Build a structured visual representation of how a real user experiences a product or service end-to-end, revealing emotional highs and lows, friction points, and unmet needs.
## Why This Is Best Practice

## Steps
1. **Define the scope and persona before mapping anything** — A journey map without a specific user and a specific scenario is useless. Define: (a) the persona — one primary user archetype based on research, not assumption; (b) the scenario — a specific goal that persona is trying to accomplish ("a first-time user activating a free trial and reaching their first 'aha moment'"); (c) the scope — does the map start at awareness or at product login? Set boundaries explicitly.
2. **Gather qualitative research data** — A journey map built from internal assumptions is a fiction map, not a user journey map. Collect: user interviews (5–8 minimum per persona), usability session recordings, support ticket themes, customer satisfaction survey verbatims, and analytics data for drop-off points. The map is a synthesis artifact — its quality is bounded by the quality of the research that feeds it.
3. **Define the journey stages** — Segment the experience into 4–7 stages that represent meaningful shifts in what the user is doing or thinking. Common stage sequences: Discover → Evaluate → Onboard → Use → Expand. Stage names must reflect the user's perspective, not the company's funnel stages. "Lead qualification" is a company stage; "figuring out if this tool is worth my time" is a user stage.
4. **Map user actions per stage** — For each stage, list the specific actions the user takes: searches, clicks, reads, calls, waits. Actions are observable behaviors, not feelings. Keep action language concrete: "Googles the error message," not "struggles with the product."
5. **Map thoughts and questions per stage** — List the questions the user is asking themselves at each stage: "Is this price fair?" "Will this take long to set up?" "Who do I call if this breaks?" These questions represent information needs — wherever questions go unanswered, opportunity exists.
6. **Map emotional states using a sentiment curve** — Rate the user's emotional experience at each stage on a scale from frustrated (−2) to delighted (+2). Plot this as a curve across the map. The curve is the most actionable element: deep troughs show where to focus remediation; peaks show what to preserve and amplify.
7. **Identify touchpoints and channels** — For each stage, document which channels the user interacts through: website, email, in-app notification, phone support, physical store, third-party review site. Touchpoints reveal where organizational handoffs happen — these handoffs are where experience quality most often degrades.
8. **Capture organizational backstage factors** — Behind each user-facing touchpoint, note which internal team, system, or process is responsible for delivering that experience. This backstage layer (from service blueprint methodology) connects user pain to organizational root cause and makes the map actionable for specific teams.
9. **Identify pain points and opportunity areas** — Mark every emotional trough, every unanswered question, and every touchpoint gap with a color-coded flag. Cluster flags into themes. Prioritize by: severity of emotional impact × frequency of occurrence. Opportunities are the inverse — high-positive moments that could be amplified or replicated elsewhere in the journey.
10. **Validate with users and present as a living document** — Show the draft map to 2–3 users who represent the persona and ask: "Does this feel true to your experience? What's wrong or missing?" Revise based on feedback. Publish the map in a shared workspace accessible to product, design, engineering, and customer success. Revisit quarterly as the product evolves — a 12-month-old journey map reflects a product that no longer exists.
## Rules
- Never build a journey map in isolation from the team — involve product, engineering, and customer-facing roles in the synthesis session so that the map generates shared ownership, not just designer artifacts.
- Base every emotional rating and insight on research evidence; if a claim cannot be traced to a user quote or data point, flag it as an assumption requiring validation.
- Limit the map to one persona and one scenario; attempting to map all users simultaneously produces a map that is true for no one.
## Common Mistakes
- **Mapping the happy path only** — The happy path has no pain points and generates no insights. The most valuable maps follow users who struggled, churned, or escalated to support — the edges reveal systemic problems invisible in average-case analysis.
- **Confusing the company's process with the user's journey** — Internal process maps (what the company does) are not journey maps (what the user experiences). Conflating them produces a map that identifies organizational efficiency gaps, not user experience problems.
- **Building the map and filing it away** — A journey map that is not referenced in sprint planning, roadmap discussions, and design reviews generates no ROI. Build a ritual around it: reference it when a new feature is scoped, update it when NPS drops, use it to onboard new team members.
- **Skipping the backstage layer** — Without connecting user pain to internal organizational causes, the map produces insight without accountability. The backstage reveals who owns the fix.
## Examples
**Onboarding journey:** Intercom maps the new user journey from signup email to first message sent, revealing that users who did not send a message within 48 hours of signup churned at 3× the rate of those who did — the map exposed that the onboarding sequence was not surfacing the core action early enough.
**Support experience:** A B2B software company journey-mapped customers who escalated to enterprise support, revealing that 60% of high-severity tickets were caused by a single confusing step in the admin configuration flow that was invisible to the product team reviewing standard analytics.
## When NOT to Use
- When you have no qualitative research data — a hypothetical journey map generates false confidence and should be labeled explicitly as an assumption map requiring validation before acting on.
- For internal operational processes where the "user" is an employee following a defined workflow — use a service blueprint or process map instead.
