# FFM-CP: Cross-Backbone Fusion via Orthogonal Procrustes for Few-Shot Pathology

## Problem

Pathology vision-language foundation models vary in performance across diseases/tasks — **no single model consistently best**. Expert annotation is costly → few-shot adaptation. Combining complementary pretrained representations from few labeled examples is the goal.

## Mechanism (3 stages)

1. **Closed-form Orthogonal Procrustes alignment**: estimate an orthogonal transform mapping one backbone's feature space to another's from corresponding support images — **preserves within-model feature geometry** (no trainable alignment network; closed-form from few shots).
2. **Unified graph refinement**: within the aligned space, a graph enables information exchange across backbones by **jointly refining support-image features, visual prototypes, and textual class prototypes**.
3. **Dual-branch prediction**: text-prototype branch (semantic class knowledge) + case-retrieval branch (within-class visual variation). Each branch learns to combine predictions from **all ordered backbone pairs** — queries encoded by one model draw on evidence represented by another.

## Verified Results

3 backbone combinations × 6 histopathology datasets × {4, 8, 16} shots per class:
- Higher mean macro-F1 than the **strongest individually adapted member** of each fused set in **50 of 54 comparisons**.

## Why Closed-Form Procrustes Matters

- Few-shot regimes cannot afford a trainable alignment network (overfits, needs data).
- Orthogonality preserves the geometry each backbone learned — fusion adds cross-backbone evidence without distorting individual representations.
- Applicable wherever heterogeneous embedding spaces must be aligned with tiny paired samples (multi-model RAG, cross-encoder retrieval, multimodal fusion).

## Implementation Checklist

1. Encode support + query images with each backbone; collect per-class visual & textual prototypes.
2. Estimate Procrustes: given paired features {A_i} (backbone A) and {B_i} (backbone B) of the same support images, solve `min_R ||A R − B||_F` s.t. R orthogonal — closed-form via SVD of Aᵀ B: `R = U Vᵀ` from `AᵀB = U Σ Vᵀ`.
3. Map all backbones into a reference space; build graph over support features + prototypes (nodes = backbones' features of same image, prototypes; edges = cross-backbone + prototype-image).
4. Refine via message passing (e.g., GNN layers, frozen or lightly trained).
5. Inference: text-prototype logits + case-retrieval logits averaged over all ordered backbone pairs; sum branches.
