# Convert Stage: Optimizing Conversions at the Decision Stage

## Overview

The Convert stage of the [RACE Framework](../../methods/race-framework/METHOD.md) is the decision stage of the customer journey: the point where a prospect becomes a paying customer. Dave Chaffey describes Convert as conversion to sale in online or offline channels, getting your audience to take the next step that turns them into paying customers whether payment is taken through ecommerce or offline ([Chaffey: RACE marketing model](https://www.davechaffey.com/digital-marketing-glossary/race-marketing-planning-model/)). This skill covers improving that step: conversion rate optimization on the pages and processes where people decide, and recovery of those who nearly bought.

Friction at Convert is expensive, because the prospect has already been reached and has already interacted. Baymard Institute's list of cart abandonment statistics puts the average documented online shopping cart abandonment rate at 70.22%, based on 50 different studies ([Baymard Institute](https://baymard.com/lists/cart-abandonment-rate)). Some of that is unavoidable: in Baymard's own quantitative study, 42% of US online shoppers had abandoned a cart because they were just browsing or not ready to buy. The rest has causes a team can work on.

Those causes are specific. Excluding the "just browsing" group, [Baymard](https://baymard.com/lists/cart-abandonment-rate) reports that 40% of abandonments were due to extra costs such as shipping, tax and fees being too high. In the same list, 18% were due to the site wanting an account, and 17% to a checkout that was too long or complicated ([Baymard](https://baymard.com/lists/cart-abandonment-rate)). Each maps to a fix a team can test: show full costs early, offer guest checkout, cut form fields.

Convert is not only online. Chaffey built offline interaction into RACE especially at this stage, because many sales still need a phone call, a meeting, a showroom visit or a signed proposal. For those businesses, conversion rate optimization means improving the proposal, the response time and the handoff from marketing to sales as well as the web pages.

The output of this skill is a prioritized list of conversion barriers, a testing plan, working recovery for abandoned purchases or stalled deals, and Convert KPIs you review every month.

## How It Works

The work runs in a loop: find where people drop, find why, fix the biggest causes, test the fixes, and recover what still slips through.

Find where they drop by building a funnel of the decision steps, for example product page, basket, checkout start, payment, confirmation, or for B2B, proposal sent, proposal viewed, contract signed. In Google Analytics 4, a [funnel exploration](https://support.google.com/analytics/answer/9327974) shows how many users complete each step and where they fall out. The step with the largest drop, weighted by the value at stake, is where to look first.

Find why with several sources at once: session recordings, on-page surveys asking what stopped people, support and sales conversations, and usability tests with a few target customers. Compare what you find with the common causes in [Baymard's research](https://baymard.com/lists/cart-abandonment-rate), such as unexpected costs, forced account creation and long checkouts.

Prioritize the fixes by expected impact, confidence in the evidence, and effort. Fixes with strong evidence and low effort, such as showing delivery costs on the product page, go first. Larger changes go into a test.

Test before rolling out. The Smart Insights campaign guide advises A/B testing key campaign pages and changing just one thing at a time so its impact can be measured ([Smart Insights: campaign plan](https://www.smartinsights.com/digital-marketing-strategy/organize-campaign-plan-race-framework/)). Tests can surprise you in both directions. Ron Kohavi and Stefan Thomke describe a Bing ad headline change that sat unprioritized for more than six months and, once tested, increased revenue by 12% ([Harvard Business Review](https://hbr.org/2017/09/the-surprising-power-of-online-experiments)).

Recover what slips through. Abandoned-basket emails, reminders for unfinished applications, and re-engagement ads reach people who left at the last step. Google Ads' "your data" segments, formerly called remarketing, let you show ads to people who have already interacted with your brand ([Google Ads Help](https://support.google.com/google-ads/answer/2453998)). Keep recovery messages useful: answer the likely objection, and cap how often people see them.

## Step-by-Step Guide

### Step 1: Map the decision funnel and find the biggest drop

List the steps between intent and purchase, online and offline, and pull the completion rate for each. Use a [funnel exploration](https://support.google.com/analytics/answer/9327974) or your CRM stage report. Mark the step with the largest drop and the most value at stake. Record the baseline conversion rate and value per conversion.

### Step 2: Diagnose the causes

For the weakest steps, collect evidence on why people leave: recordings, short exit surveys, support and sales notes, and a few usability sessions. Compare with the causes Baymard lists, such as extra costs, forced accounts and long checkouts ([Baymard](https://baymard.com/lists/cart-abandonment-rate)). Write each cause down with its evidence. Separate causes you can fix from people who were never ready to buy.

### Step 3: Prioritize fixes

List a fix for each cause and score it on expected impact, confidence and effort. Put strong-evidence, low-effort fixes into a quick-win list. Put uncertain or larger changes into the test plan. Share the list with whoever owns the pages or the sales process, so fixes have owners.

### Step 4: Remove friction on decision pages

Make full costs, delivery times and returns visible before the checkout. Offer guest checkout, and cut form fields to what the order or lead actually needs. Add reassurance where doubt appears: reviews, guarantees, security information and a way to ask a question. For offline sales, shorten the time from inquiry to response and make proposals easy to act on.

### Step 5: Test the larger changes

Run A/B tests on the changes you are less sure of, one change at a time, as the [Smart Insights campaign guide](https://www.smartinsights.com/digital-marketing-strategy/organize-campaign-plan-race-framework/) advises. Decide the success metric and the minimum run time before starting. Check that the test does not hurt later stages, such as returns or cancellations. Record every result, including the tests that lost.

### Step 6: Build recovery for abandoned purchases and stalled deals

Set up a short sequence for abandoned baskets or unfinished applications that reminds, answers the likely objection and makes returning easy. Add re-engagement ads for people who reached the decision stage, with a frequency cap. For B2B, set a follow-up rule for proposals that have not been answered. Measure the recovered conversions separately.

### Step 7: Review Convert KPIs monthly and hand over to Engage

Review conversion rate, value per conversion, cost per acquisition and recovered conversions each month, together with the Act numbers that feed them. Retire tactics that stopped working. Make sure every new customer moves cleanly into the Engage stage, with onboarding or a first follow-up already in place.

## Best Practices

- Fix the biggest drop first. Weight each step's drop by the value at stake before considering how easy it is to change.
- Show total costs early. Unexpected extra costs were the most common fixable reason for abandonment in [Baymard's quantitative study](https://baymard.com/lists/cart-abandonment-rate).
- Test one change at a time, and record every result, including losses.
- Expect surprises from testing. The Bing headline test that [Kohavi and Thomke](https://hbr.org/2017/09/the-surprising-power-of-online-experiments) describe was a low-priority idea until it was tested.
- Treat offline conversion as part of Convert. Response time, proposal quality and sales handoff are conversion levers for any business that sells through people.
- Keep recovery helpful. Answer the objection and cap frequency, so recovery does not become pressure.

## Common Mistakes

- **Optimizing before measuring**: Changing pages without a funnel baseline makes it impossible to tell whether anything worked. Measure first.
- **Copying another site's fixes**: A change that helped someone else may not address your customers' objections. Diagnose your own causes.
- **Stopping tests early**: Ending a test when it first looks good produces false wins. Decide the run time in advance.
- **Manufactured urgency**: Fake countdowns and false scarcity may lift a test and damage trust and repeat purchase. Use real deadlines and real stock levels only.
- **Ignoring what happens after the sale**: A change that raises conversions but also raises returns or cancellations hurts Engage. Check later-stage numbers before rolling out.
