# Cascading V2MOMs from Leadership to Individual Contributors

## Overview
Cascading is how a single company V2MOM becomes a connected set of documents across the organization. [Salesforce's Trailhead module on organizational alignment](https://trailhead.salesforce.com/content/learn/modules/manage_the_sfdc_organizational_alignment_v2mom/msfw_oav2m_creating_org_alignment_v2mom) describes the pattern: the CEO and his direct reports write the corporate V2MOM, and it then cascades to functions, teams and individuals, each of whom writes a V2MOM aligned with the priorities above. Marc Benioff describes every department and every employee drafting their own in [his post on the practice](https://www.salesforce.com/blog/how-to-create-alignment-within-your-company/).
The cascade solves the gap between strategy and daily work. Leaders can usually state the strategy, and individuals can usually say what they are working on, but the middle is where interpretations drift. Department heads read the strategy differently, teams set goals that slide away from their department's priorities, and individuals optimize for local results. A cascade makes each link explicit, so drift shows up in a document before it shows up in a missed quarter.
The output of this skill is a set of V2MOMs, one per department, team and individual, where each method points to the parent method it supports and each measure shows which parent measure it drives. When the cascade is working, anyone can pick an individual's measure and follow it up to a company measure. A cascade is also a feedback loop. Writing lower-level V2MOMs regularly exposes problems in the company V2MOM: a method nobody can own, a measure that cannot be split, two methods that compete for the same team. Treating those findings as input, and revising the parent document when needed, is what separates a working cascade from a top-down memo.
## How It Works
The core mechanic is translation. A method at one level becomes the starting point for the level below. If the company V2MOM includes "expand into the European market," the international sales department takes that method as the basis for its vision and writes its own methods for achieving it, such as hiring regional leads or building reseller partnerships. Each of those can cascade again to specific teams. The child document describes how the team will deliver part of the parent, in its own words.
Values usually carry through with little change. Teams inherit the company ranking and sometimes restate a value for their context, so a support team might describe "customer trust" in terms of how it handles account data. Reinterpretation is healthy as long as the order does not contradict the parent without a conversation.
Obstacles behave differently. Some, such as a hiring freeze, appear at every level. Others are specific to one team. Reading obstacles across teams is one of the most useful checks in the cascade, because one team's obstacle is often another team's method, or a dependency no one has planned for.
Measures are where the cascade proves itself. Team measures should add up to, or clearly drive, the parent's measures. If the company targets a number and the teams' targets sum to less, the cascade has exposed a planning gap months before it would appear in results.
The cascade should run in both directions. Lean practitioners call this "catchball": [Businessmap's explanation of Hoshin Kanri catchball](https://businessmap.io/lean-management/hoshin-kanri/what-is-catchball) describes leadership setting direction, middle managers adding tactics, frontline teams adding feedback, and the ball returning upward for decisions. Applied to V2MOM, managers review drafts from below, and the owner of the parent V2MOM expects to change it when drafts reveal a flaw. Salesforce publishes V2MOMs internally so employees can read each other's, per Trailhead, which lets peers check the links too.
Each person needs to understand only the level above and the level below in detail. That bounded view keeps the cascade manageable as the organization grows.
## Step-by-Step Guide
### Step 1: Finalize and publish the company V2MOM
The cascade cannot start until the company V2MOM is agreed, with ranked values, ranked methods, honest obstacles and measures that have targets and dates. Number the methods and measures so lower levels can reference them by code. Publish the document where everyone can read it. Announce the timeline for department, team and individual drafts.
### Step 2: Brief department leads on the mechanics
Walk department leads through how translation works, using one company method as a worked example. Explain that each department should pick the company methods it contributes to, not all of them. Ask them to write the parent method code next to each of their own methods and the parent measure next to each of their measures. Give them the shared template so every draft has the same structure.
### Step 3: Draft department V2MOMs and review them side by side
Department leads draft with their own leadership teams, then share drafts with peer departments before finalizing. Hold a review where drafts are read together and look for gaps (company methods nobody owns), conflicts (two departments counting on the same resource) and orphans (department methods with no parent). Resolve each by conversation, and update the company V2MOM when a gap turns out to be a flaw in it. Record the decisions so later levels can see them.
### Step 4: Cascade to teams
Team leads repeat the process using their department's V2MOM as the parent. Keep the same code system so each team method points to a department method. Department leads review team drafts for links, for realistic capacity, and for obstacles that need escalation. Check that team measures add up to the department's measures.
### Step 5: Have individuals write their own
Each person writes a short V2MOM connected to their team's methods, and their manager reviews it without rewriting it. The individual vision can include personal growth as long as the methods show which team priorities the person is moving. Keep individual documents to a page. The manager's review checks that each method points to a team method and that the obstacles are honest.
### Step 6: Run a traceability check
Once documents exist at every level, pick a sample of individual measures and trace each one upward to a company measure. Where the chain breaks, fix the link or remove the item. Also trace downward: for each company method, confirm that at least one team owns it. Publish the results so everyone can see where the gaps were.
### Step 7: Keep the cascade live
At each review cycle, update the documents from the top down and collect feedback from the bottom up. When the company V2MOM changes, tell the affected owners which codes moved so they can update their own documents. Track which lower-level V2MOMs have not been updated since the last parent change. Treat a stale cascade as a sign the documents are no longer guiding decisions.
## Best Practices
- Use a simple code system for methods and measures, and require every child item to cite a parent code. It makes the traceability check mechanical instead of a matter of interpretation.
- Review drafts side by side across peer teams before finalizing. Conflicts over shared resources are far easier to spot in parallel reading than in separate one-on-one reviews.
- Let people write their own V2MOMs. A manager who writes a report's document saves time and loses the understanding the cascade exists to build.
- Allow a small share of team methods that serve the team's own health, labelled as such. Banning them pushes that work off the page, where it competes invisibly.
- Expect the company V2MOM to change during the cascade. Revising it in response to evidence from below is the catchball loop working.
## Common Mistakes
- **Distributing the company V2MOM and calling it done**: reading a leader's document does not align anyone. Each level needs to write its own translation.
- **Copying parent text down the chain**: team documents that repeat the company wording show no translation happened. Ask each team to describe the specific change it will make.
- **Assigning every company method to every department**: when everyone owns everything, nobody does. Each department should pick the methods it genuinely contributes to.
- **Skipping the roll-up arithmetic**: if team targets do not add up to the parent target, the gap will appear as a missed result later. Check the sums at each level.
- **Keeping V2MOMs private**: when documents are visible only to managers, peers cannot see overlaps and conflicts. Publish them where the whole organization can read them.
