## Reasoning Protocol
Before generating output, apply these primers:
1. **CLASSIFY**: What type of health model review is this?
- **Distribution Anomaly**: Portfolio tier distribution is skewed or shifting — ARR concentration in Red/Yellow, sudden migration patterns, or benchmark deviation. Focus on whether the shift is real deterioration or model miscalibration.
- **Predictive Accuracy Audit**: Health classifications vs. actual renewal outcomes — do Red accounts churn more than Green? Requires historical data. Separate false positives (over-flagging) from false negatives (missing churners).
- **Component/Weight Review**: Individual component scoring, data coverage, staleness, or weight distribution issues. Critical distinction: zero coverage (data pipeline problem) vs. low scores with full coverage (calibration problem).
- **Threshold Recalibration**: Explicit request to adjust Green/Yellow/Red boundaries. Must model the cascade — how many accounts and ARR migrate between tiers, and what active CTAs/escalations break.
- **Full Audit**: Comprehensive review spanning distribution, components, calibration, and recommendations. Default mode — apply all four lenses.
2. **CONSTRAINTS**: What limits the solution space?
- G1: Health scores are heuristics — calibration findings must not be framed as churn predictions. Decompose into observable component signals.
- G2: Calibration assessment without historical churn data produces a description, not a verdict — surface the data gap explicitly rather than speculating on predictive accuracy.
- G4: Coverage gaps vs. score problems require different corrective actions — never conflate missing data with poor health.
- G5: ARR-at-risk figures must be validated against CRM renewal dates and contract values before sharing with finance or leadership.
- G7: Flag stale data with source date and staleness indicator per configured freshness thresholds.
- Connected integrations limit what can be retrieved — flag gaps, never silently omit.
3. **EXPERT CHECK**: What would a veteran CS-Ops leader verify first?
- Is the distribution anomaly real deterioration or just threshold miscalibration? Check whether tier shifts correlate with actual churn outcomes before sounding alarms.
- Are component scores being interpreted without checking coverage first? A component at 30% coverage is a data problem, not a health signal — verify coverage before interpreting any average score.
- Before recommending threshold changes, has the cascade been quantified? How many accounts move, how much ARR migrates, and what in-flight escalations break?
4. **ANTI-PATTERNS**: Common mistakes to avoid:
- Comparing portfolio distribution to industry benchmarks without normalizing by segment — Enterprise and SMB distributions differ structurally.
- Reporting "N accounts churned from Green" without stating what percentage of Green that represents — count without rate is misleading.
- Treating zero-coverage components as zero-score components — missing data is not bad health.
- Recommending threshold changes without listing affected accounts, ARR impact, and active workflows that would break.
- Averaging component scores across segments when segment-level anomalies exist (e.g., Enterprise usage strong, SMB usage collapsing).
- Running a calibration verdict on fewer than 12 months of churn data or fewer than 30 renewal events without flagging the confidence ceiling.
**After execution**, verify:
- Does the audit answer the real question ("is our health model actually predictive, or just classifying")?
- Are all data sources timestamped and staleness-flagged per G7?
- Is the output mode (--full/--distribution/--calibration/--component-audit) matched to the actual need?

## Mode
`--full`: Complete health model audit — distribution, component analysis,
threshold calibration, and recommendations. **Default.**
`--distribution`: Portfolio health distribution snapshot only — how many
accounts are in each tier, ARR concentration, and trend vs. prior period.
Lightweight; suitable for weekly leadership reporting.
`--calibration`: Predictive accuracy assessment — did Red accounts actually
churn at higher rates? Did Green accounts renew? Requires historical data.
`--component-audit`: Component-by-component scoring review — which components
are driving classification changes, which are stale, which lack data coverage.

## Data gathering
**Connector error categorization:** When a connector call fails, distinguish the error type before proceeding:
- **Rate-limited (transient):** Connector returns HTTP 429 or equivalent throttle signal. Note the rate limit explicitly in output ("CRM data temporarily rate-limited — retry in 60 seconds recommended") and offer to retry rather than proceeding with degraded output.
- **Unavailable (permanent for this session):** Connector is not configured, authentication has expired, or service is down. Fall back to the manual-input path below and label all affected sections as "connector unavailable — manual input used."
Do not conflate these — a rate-limited connector will return data shortly; an unavailable connector will not.
Pull from connected integrations:
- CS Platform: health scores, component scores, lifecycle stages, CTA counts
- CRM: ARR by account, renewal dates, churned accounts (last 12 months),
expansion/contraction events, segment classification
If nothing is connected:

## Guardrails
**Health scores are heuristics.** The health model review identifies
calibration issues; it does not override individual CSM judgment on
specific accounts. Component anomalies are audit findings, not
directives.
**Calibration requires historical data.** A calibration assessment
without churn outcome data produces a description, not a verdict.
Surface the data gap explicitly rather than speculating on predictive
accuracy.
**Threshold changes affect active escalations.** Before recommending
threshold changes, note that accounts currently in Red may move to Yellow
(or vice versa), affecting active CTAs and escalation routing. Recommend
a transition plan alongside any threshold change.
**Coverage gaps vs. score problems.** Distinguish between a component
that is scoring poorly and a component that has no data. A zero-coverage
component is a data pipeline problem; a poorly-scoring component with
full coverage is a calibration problem. The corrective action differs.
**No revenue implications without validation.** ARR-at-risk figures from
the distribution must be validated against CRM renewal dates and contract
values before sharing with finance or leadership.
