# Guard model setup (prompt-injection classifier)
## What the Guard is
Guard screens **untrusted incoming email** (and any third-party text) through a binary
prompt-injection / jailbreak classifier **before** the mail-triage agent loads it into context.
It is a **security control, so it FAILS CLOSED**: if the classifier is unreachable the verdict is
not "looks clean" but "UNAVAILABLE → treat as UNTRUSTED". Full contract in [Guard](../../../docs/security/guard.md).
This skill sets up the *classifier model* the sidecar (`guard/sidecar.py`, `:8009`) runs; the MCP
bridge wiring (`:8004`) lives in the **mcp-bridge-setup** skill.
> **The board invokes this skill.** Guard is OFF by default and gated behind a model-deps check. The
> board **`/security`** master-toggle control (see [Guard](../../../docs/security/guard.md) → *Enable / disable*)
> can't turn Guard ON until the active model's deps are satisfied, so it offers a **Copy setup command**
> per supported model — pasting that command into Claude Code is what runs **this skill**. The two
> copied variants map to the two paths below:
> - a **real model** ("set up the `<modelId>` model — accept the license if gated, install the model
> extra, prefetch it, verify the sidecar reports the real model not the heuristic fallback") → the
> full gated/prefetch/verify flow below;
> - the **heuristic-only, no-deps switch** ("switch Guard to the dependency-free heuristic-only
> classifier — no torch/transformers, no model download — and verify the sidecar") → the
> *Heuristic-only — the zero-dependency switch* shortcut below. **Steer away from this one:** it is a

> After either runs, the user hits **Refresh** in `/security` (re-runs the deps probe) and flips the
> switch ON. This skill only configures the model + sidecar; it does **not** flip `enabled` — that is
> the user's gesture in the board (state lives in the sidecar's `guard/data/guard-config.json`).
Before any machine-specific work, run the loader preamble — it exports `$REPO_ROOT`, `$BREW_PREFIX`,
`$UV_BIN`, `$NODE_BIN`, `$LAUNCH_AGENTS_DIR`, the ports/URLs (`$GUARD_SIDECAR_URL`, `$GUARD_BRIDGE_PORT`,
etc.) so nothing below is hardcoded. `$U=$(id -u)` is derived inline where `launchctl` needs it.

## Prerequisites
- **`uv`** (Homebrew: `brew install uv`) — runs the sidecar and provisions its venv.
- The heavy **`model`** extra (torch + transformers; ~2 GB, NOT installed by default). The sidecar
runs the dependency-free heuristic without it, so install it only when you want the real model:

## Model presets
`COS_GUARD_MODEL` accepts a **named preset key** (bundles a vetted model id + recommended threshold +
metadata) OR any raw HF sequence-classification head id (backward-compat). Preset keys are
lowercase, hyphen-separated, matched case-insensitively. Registry: `MODEL_PRESETS` in
`guard/sidecar.py`.
> **Which to choose — there are really only two honest answers: the real model, or OFF.**
> Recommend the **`llama-prompt-guard-2-86m`** model (genuine, multilingual injection detection) — or,
> if the user can't/won't install it, recommend leaving **Guard OFF** (the `/security` master toggle;
> mail is admitted **unscanned**, with no misleading "protected" banner — an honest "not screening
> right now"). Do **not** pitch **`heuristic-only`** as a middle ground: it is a regex-only detector
> that misses most multilingual and novel injections, yet still paints a "Degraded — protected" banner,
> and false confidence is worse than an honest OFF. It survives only as the `auto` emergency fallback
> and the hermetic test backend — **not** a recommended steady state.

> The default preset (no `COS_GUARD_MODEL` set) is `llama-prompt-guard-2-86m`. Anything that is not a
> preset key is treated as a raw HF id passthrough (threshold falls back to 0.5 unless you set
> `COS_GUARD_THRESHOLD`).
## Downloading the gated Llama model
The default model is **gated** — a one-time setup per machine/account:
1. **Accept the license** at <https://huggingface.co/meta-llama/Llama-Prompt-Guard-2-86M> (log in to
HuggingFace, click "Agree and access repository"). Without this, downloads fail with
`GatedRepoError`.
2. **Authenticate** with the **current** CLI — `huggingface-cli` is **deprecated**; use **`hf`**:

3. **Prefetch** the model into `~/.cache/huggingface` (while online):

4. **Confirm access** (license accepted + token valid). A quick programmatic check:

A `GatedRepoError` here means the license wasn't accepted or the token lacks access — fix at the
model page / re-run `hf auth login`.
Alternatives if you can't / won't gate:
- **`qualifire`** preset — public (no Llama license), English-only. Still prefetch it:
`hf download qualifire/prompt-injection-sentinel`.
- **`heuristic-only`** preset (or `COS_GUARD_CLASSIFIER=heuristic`) — zero-dependency, no download, no
token. Degraded but honest (`heuristic-fallback`).
## Configuration
Three env vars drive selection. `COS_GUARD_MODEL` and `COS_GUARD_THRESHOLD` are set in
`config/cos.env` (the descriptor pulls them in when `gen-launchd.mjs` renders the plist);
`COS_GUARD_CLASSIFIER` can also be set there or exported in the shell when running by hand. Model
selection and backend selection are **orthogonal**.
- **`COS_GUARD_MODEL`** — a **preset key** (`llama-prompt-guard-2-86m`, `qualifire`, `heuristic-only`)
**OR** a raw HF head id. Precedence:
- **unset** → default preset `llama-prompt-guard-2-86m` (threshold 0.5).
- **a preset key** (case-insensitive) → that preset's `model_id` + recommended threshold.
- **anything else** → raw HF id passthrough (backward-compat); threshold falls back to 0.5 unless
overridden.
- **`COS_GUARD_THRESHOLD`** — float. If present and parseable, it **always overrides** the
preset/default threshold (not clamped). If present but not a float, it is ignored with a warning
(the preset/default threshold is kept).
- **`COS_GUARD_CLASSIFIER`** ∈ `{auto, promptguard, heuristic}`:
- `auto` (default) — try the model; **fall back to the heuristic on any failure** (no torch, no
token, no cache, no network). Works offline out of the box, degraded.
- `promptguard` — force the model; **raise** if it can't load (no silent degrade — use this to
*prove* the model is wired before trusting it).
- `heuristic` — force the deterministic fallback (the hermetic test path).
The resolved preset + source are logged once at startup:
`startup: classifier=… model=… threshold=… preset=… source=… …` — read it from
`"$REPO_ROOT/mcp/logs/guardsvc.out.log"` to confirm what actually loaded.
## Installing / updating the guardsvc launchd plist
The installed plist lives only in `~/Library/LaunchAgents` (not version-controlled). It is generated
from `guard/guardsvc.service.json` by `scripts/gen-launchd.mjs` (see [`mcp/CLAUDE.md`](../../../mcp/CLAUDE.md)) —
no template, no `sed` placeholders. First set the preset (and any threshold / offline pin) in
`config/cos.env`, then render + reload in one step:

The descriptor already carries `COS_GUARD_TRUST_FILE` / `COS_GUARD_QUARANTINE_FILE`, the `PATH` with
`$BREW_PREFIX/bin` (launchd can't see an nvm/asdf shim), `KeepAlive`, and `RunAtLoad`; `--install`
renders the plist and does the `launchctl bootout`→`bootstrap`→`kickstart` for you.
> Switching presets later is one config change: edit `COS_GUARD_MODEL` in `config/cos.env` and re-run
> `gen-launchd.mjs --install guardsvc`. Going to a model you have NOT prefetched? Drop `HF_HUB_OFFLINE`
> first (or prefetch it) or `auto` will silently fall back to the heuristic.
## Heuristic-only — the zero-dependency switch (emergency fallback, NOT recommended)
> **Prefer Guard OFF over this.** The heuristic is regex-only — it misses most multilingual and novel
> injections while still showing a "Degraded — protected" banner, which is false confidence. Reach for
> it only as a stopgap on a host that genuinely can't run the model; for an honest "not screening right
> now," leave the `/security` master toggle **OFF** (passthrough, mail admitted unscanned) instead.
This is the zero-dependency path (no torch, no transformers, no download), and the target of the
board's "switch to the dependency-free heuristic-only classifier" copy/paste command. No HF token, no
license, no `model` extra, no network — so `ready` is always true and the board can turn Guard **ON**
immediately.
1. Point the active preset at the heuristic in `config/cos.env`:

(Equivalently, force the backend with `COS_GUARD_CLASSIFIER=heuristic`; the `heuristic-only` preset
carries `model_id=None`, which routes to the deterministic fallback either way.)
2. Render + reload (`node "$REPO_ROOT/scripts/gen-launchd.mjs" --install guardsvc`) and verify:

`classifier` is **`heuristic-fallback`** *by design* here (it is the chosen backend, not a silent
degrade) and `model` is `null`. `GET /models` reports this preset with `deps:"none"`, and
`GET /config` reports `ready:true` (no deps), so the board un-gates the master toggle.
3. Back in the board **`/security`**, hit **Refresh** then flip the master switch **ON**. The state
banner shows the amber "Degraded — heuristic fallback" state (regex only): every inbound email is
still scanned by the deterministic detector — never a false all-clear, just not the model.
> This is the right pick on a host that can't (or won't) install ~2 GB of torch/transformers or accept
> a gated license. To later upgrade to the real model, swap `COS_GUARD_MODEL` back to a model preset
> and run the gated/prefetch flow above.
## Verification
1. **Sidecar healthz** — the resolved model + the active classifier:

`classifier` must be `model:meta-llama/...` — if it says `heuristic-fallback`, the real model did
NOT load (see Troubleshooting). (`enabled` is the master toggle — `false` on a fresh machine; this
skill sets the model, the user flips `enabled` ON in the board `/security` page once deps are ready.)
2. **A benign + an injection scan** through the sidecar:

3. **Through the guard MCP (`http://localhost:$GUARD_BRIDGE_PORT/mcp`)** — confirm the agent seam
reports the real model:

`scan_email` must return classifier **`model:meta-llama/...`**, NOT `heuristic-fallback`. Anything
containing `heuristic` means the MCP is reporting DEGRADED.
## Troubleshooting
- **`GatedRepoError` / 401 / 403 on download or load** — license not accepted or token lacks access.
Re-accept at the model page, re-run `hf auth login` with a token that has access, then
`hf auth whoami` and the `model_info(...)` check above.
- **Silent heuristic fallback** (`/healthz` shows `heuristic-fallback` in `auto` mode) — usually one
of: the **`model` extra not installed** (`"$UV_BIN" sync --extra model`), **no HF token / unaccepted
license**, **model not in cache** while `HF_HUB_OFFLINE=1` is pinned, or **no network** while
prefetch never ran. To get the real error instead of a silent degrade, force the model:
`COS_GUARD_CLASSIFIER=promptguard` (it will **raise** with the cause). Re-run the prefetch, then
reload with `node "$REPO_ROOT/scripts/gen-launchd.mjs" --install guardsvc`.
- **`HF_HUB_OFFLINE` pin** — pin it (`=1`) only AFTER prefetching the model you select; otherwise
offline mode + empty cache forces the fallback. When changing to a not-yet-cached model, drop the
pin (or prefetch first).
- **Where the logs live** — `"$REPO_ROOT/mcp/logs/guardsvc.err.log"` (errors, the GatedRepoError
stack) and `"$REPO_ROOT/mcp/logs/guardsvc.out.log"` (the `startup: … preset=… source=…` line).
`tail -f` them across a `kickstart -k`.
- **Cold sidecar** — the classifier warms at startup, so `/healthz` only greens once loaded; a `curl`
immediately after `kickstart` may connection-refuse for a few seconds (longer on first model load).
Re-probe. `ensure-bridges.sh` WARNs leniently on a cold sidecar; the MCP fails closed meanwhile.
