# Apply Razor-and-Blades
Price the durable base unit near or below cost, and recover margin — and more — on a proprietary, repeat-purchase consumable or complement it requires, rather than pricing every unit for standalone profit.
## Why This Is Best Practice
**Origin:** King C. Gillette patented the safety razor in 1904 and priced the razor handle low (later, effectively at cost) while the disposable blades — patented, proprietary, and repurchased every few weeks — carried the real margin. The razor's only job was to create a permanent, recurring need for Gillette's own blades. The model generalizes: sell the platform cheap, sell what the platform consumes at a premium, forever.
**Adopted by:** HP and Canon price inkjet printers near or below manufacturing cost while ink cartridges carry gross margins frequently cited in the 60–90% range — HP's printing division has for decades derived the large majority of its printing profit from supplies, not hardware. Sony and Microsoft have both sold PlayStation and Xbox consoles at a hardware loss or breakeven for multiple console generations, recovering the deficit through per-title licensing fees and online-service subscriptions over the console's multi-year life. Keurig and Nespresso price brewers to be affordable and lock in proprietary pod/capsule formats that are repurchased weekly. This is standard practice across single-use-consumable categories: home printing, coffee capsules, and console gaming all run the same structural trade.
**Impact:** Console makers have publicly discussed treating hardware as break-even or loss-leading specifically because a single console generation drives years of recurring software and service purchases per unit sold — the lifetime value of an installed base outweighs the forgone hardware margin. HP's supplies business has for years been reported as generating the majority of its printing-segment operating profit despite hardware representing the larger share of unit revenue — the inverse of what per-unit pricing alone would suggest. These are not marginal effects; they are the primary profit engine of their categories.
**Why best:** Pricing every unit for standalone profit treats the base unit and its consumable as unrelated transactions and leaves money on the table twice: it prices the base unit too high to maximize adoption, and it caps consumable pricing to whatever seems "fair" per item rather than to its true recurring lifetime value. Razor-and-blades instead prices the *relationship*: cheap or subsidized entry maximizes the installed base, and the proprietary consumable monetizes that base for as long as the customer keeps using the platform — capturing far more lifetime value than a one-time, evenly-margined sale ever could.

## Steps
### Step 1: Design the proprietary lock-in before pricing anything
Identify what makes the consumable proprietary — patent, proprietary physical format, digital licensing, warranty conditioned on "genuine" parts, or a closed software/content ecosystem. If a generic competitor can supply a compatible consumable at lower cost, the model has no moat and collapses into a simple loss on the base unit. The lock-in mechanism must exist and be defensible *before* the base-unit price is set below standalone-profitable levels.
### Step 2: Model lifetime consumable revenue per base unit
Estimate, per base unit sold: expected consumable attach rate, purchase frequency, price per consumable unit, gross margin per consumable unit, and expected lifetime of use (years, or number of repeat purchases before churn/replacement). Multiply these out to get expected lifetime consumable profit per base unit sold. This number — not the base unit's own bill-of-materials margin — is what should govern the base-unit pricing decision.
### Step 3: Set the base-unit price to maximize adoption, not standalone margin
Only price the base unit near or below cost once Step 2's lifetime consumable profit is validated (not merely projected) — ideally from a pilot cohort, an earlier product generation, or a comparable competitor's disclosed economics. Base-unit price should be set at whatever level maximizes unit volume and installed base, up to the point where acquisition cost per unit still clears the expected lifetime consumable profit with margin for forecast error.
### Step 4: Protect consumable exclusivity for the life of the installed base
Maintain the lock-in mechanism identified in Step 1 for as long as the installed base exists — renew patents, defend the proprietary format against reverse-engineering or aftermarket suppliers, and enforce warranty-void or feature-degradation terms where legally permissible. The economics only work while the consumable stays proprietary; once compatible third-party consumables reach the market at a material price discount, both attach rate and consumable margin erode.
### Step 5: Monitor attach rate and consumable margin continuously, and re-price if they slip
Track attach rate and realized consumable margin against the Step 2 model on an ongoing basis, not just at launch. If third-party substitutes appear, if attach rate falls short of plan, or if regulation restricts the lock-in mechanism (see When NOT to Use), the base-unit pricing that depended on that lifetime profit is no longer supportable — raise the base-unit price, find a new lock-in mechanism, or abandon the below-cost pricing before losses accumulate on units already in the field.
## Rules
- Never subsidize the base unit below the validated lifetime consumable profit per unit — an unvalidated attach-rate assumption is a hope, not a pricing input.
- The lock-in mechanism must be legally and technically defensible for the expected life of the installed base — a consumable that can be freely substituted is not proprietary, and the model does not apply.
- Re-underwrite the model whenever attach rate, consumable margin, or lock-in defensibility changes materially — the base-unit price was only justified by numbers that can change.
- Do not confuse razor-and-blades with sequential freemium: here both products are sold together from day one and the economics are structural (built into the product architecture), not behavioral lock-in accumulated over time — see `apply-dependency-trap` for that distinct pattern.
## Examples
**Gillette safety razor (the origin case):** Gillette priced the razor handle to be widely affordable and patented the disposable blade format so it alone could supply replacements. Blades were repurchased every one to two weeks for the life of the razor. The one-time razor sale (near-cost) bought years of recurring, high-margin blade purchases per customer — the foundational instance of the model.
**Inkjet printer and cartridges:** A printer manufacturer prices a home inkjet printer at or below its bill-of-materials cost to win the sale against competing brands. The printer only accepts the manufacturer's proprietary cartridges, which are repurchased every few weeks to months at a price representing a large multiple of the ink's raw cost. Over a printer's multi-year life, cumulative ink spend can exceed the printer's own price several times over — the hardware sale is a loss-leading acquisition cost for a long-running consumable revenue stream.
**Game console and software licensing:** A console maker prices hardware at or near break-even to maximize the installed base against a competing platform. Every game sold on that console — whether made by the console maker or a third-party publisher — carries a per-unit licensing fee back to the console maker, plus first-party title and online-subscription revenue. A console generation's hardware losses are recovered, and exceeded, by licensing and services revenue accumulated over that generation's multi-year lifetime.
## When NOT to Use
- When no defensible lock-in mechanism exists for the consumable or complement — without patent, proprietary format, or ecosystem control, a competitor supplies the "blades" at a discount and captures the recurring revenue you subsidized the "razor" to create.
- When the category has low repeat-purchase frequency or short product lifetime — if customers rarely or never buy the complement again, there is no recurring stream to recover the base-unit subsidy.
- When antitrust or tying-law restrictions apply — several jurisdictions restrict conditioning a product's use or warranty on purchasing a specific supplier's consumables; confirm the lock-in mechanism is legally permissible in the relevant market before relying on it.
