# Apply BCG Matrix
Classify each product, business unit, or initiative in a portfolio by its market growth rate and its relative market share, then direct cash and investment according to the quadrant — rather than funding every unit at a similar level regardless of its actual economics.
## Why This Is Best Practice
**Origin:** Bruce Henderson and the Boston Consulting Group developed the growth-share matrix in the early 1970s to give diversified corporations a way to allocate capital across business units based on two observable variables — the growth rate of the unit's market and the unit's market share relative to its largest competitor — rather than allocating capital based on each unit's own requested budget or historical share of corporate spend.
**Adopted by:** The BCG matrix became a standard tool at diversified conglomerates managing large, multi-business portfolios through the 1970s–1990s (General Electric's business-screen matrix is a direct descendant) and remains standard content in corporate-strategy and portfolio-management curricula. It is still used informally whenever a company maps a product portfolio, business-unit set, or investment lineup against growth and share to decide where to concentrate capital.
**Impact:** The matrix's central empirical insight — drawn from the experience-curve research BCG conducted in parallel — is that units with high relative market share in their category generate disproportionately more cash than their revenue share alone suggests (due to cumulative-volume cost advantages), while low-share units in the same market structurally struggle to reach profitability regardless of effort. Portfolios managed without this distinction routinely over-invest in unprofitable, low-share "dogs" out of sunk-cost attachment while under-funding high-potential "stars" that need capital to defend their position during the high-growth phase.
**Why best:** The alternative — funding every business unit at a similar percentage of its own revenue, or by internal political weight — ignores that units in different quadrants have fundamentally different cash dynamics: cash cows generate surplus cash beyond what they need to defend their position; stars consume cash to defend a growing position; question marks consume cash with uncertain payoff; dogs consume cash with little prospect of ever generating a return. Classifying first makes the capital-allocation decision follow the unit's actual economic role in the portfolio rather than its historical claim on the budget.

## Steps
### Step 1: Plot each unit on the growth-share grid
For every product, business unit, or initiative in the portfolio, determine two figures: the market's growth rate (high or low, relative to overall economic growth or the specific industry's typical rate) and the unit's market share relative to its largest competitor (above or below parity). Plot each unit into one of four quadrants:

### Step 2: Assign a strategic posture per quadrant
- **Stars** (high growth, high share): invest to defend and extend the leading position — the unit consumes cash now but is building toward becoming a future cash cow as its market matures.
- **Cash Cows** (low growth, high share): harvest — invest only enough to maintain the leading position, and direct the surplus cash the unit generates toward stars and select question marks rather than growth spending the mature market can't absorb.
- **Question Marks** (high growth, low share): decide selectively — either invest aggressively to convert a specific question mark into a star (if a credible path to share leadership exists), or stop funding it. Do not fund every question mark at a moderate level indefinitely; that produces the worst outcome, spending cash without ever reaching share leadership.
- **Dogs** (low growth, low share): divest, shut down, or run for minimal cash with no further investment — these units rarely justify continued capital and often persist only due to sunk-cost attachment or internal politics.
### Step 3: Verify the underlying cash-flow logic before acting
Before reallocating capital based on quadrant placement, confirm the unit's actual cash generation and consumption match the quadrant's typical profile — a nominal "cash cow" that is in fact losing share to a new entrant, or a nominal "dog" that has recently found a defensible niche, may not fit its plotted quadrant's typical behavior. The matrix is a starting classification, not a substitute for checking current unit economics.
### Step 4: Rebalance the portfolio deliberately, not unit by unit in isolation
Use the classification across the whole portfolio simultaneously: identify which cash cows are generating the surplus, which stars and question marks are the candidates to receive it, and which dogs should be divested to free further capital and management attention. A portfolio decision made unit by unit, without this cross-portfolio view, tends to under-fund stars while over-funding legacy dogs out of habit.
### Step 5: Re-classify as markets and shares shift over time
Market growth rates slow as industries mature, and relative share shifts as competitors invest or exit. Re-plot the portfolio on a recurring cycle (e.g., annual strategic planning) rather than treating the initial classification as permanent — today's star becomes tomorrow's cash cow, and a cash cow whose market share erodes can slide toward dog status if not defended.
## Rules
- Never fund every unit at a similar percentage of its own revenue — capital allocation should follow the unit's quadrant-driven cash role in the portfolio, not its historical claim on the budget.
- Do not fund question marks indefinitely at a moderate level — decide explicitly to invest aggressively toward star status or to stop; sustained moderate funding of a low-share unit in a high-growth market is the least efficient use of capital in the matrix.
- Verify current unit economics before acting on quadrant placement — the matrix classifies based on growth rate and relative share, but a unit's specific situation (an eroding cash cow, a newly-defensible dog) can diverge from its quadrant's typical behavior.
- Re-plot the portfolio periodically — quadrant placement is a snapshot, not a permanent designation; markets mature and relative share shifts.
## Examples
**Diversified consumer-goods company:** A flagship household-cleaning brand with dominant share in a slow-growing, mature category throws off consistent profit with minimal reinvestment need — a cash cow. Its surplus is redirected to fund a newer personal-care line growing rapidly with a leading position in its category — a star requiring continued marketing and capacity investment to defend that lead. A legacy paper-goods line with low share in a declining category, kept alive mainly out of historical attachment, is identified as a dog and divested, freeing both capital and management attention.
**SaaS company product portfolio:** A company's original core product has low market growth (the category has matured) but the company holds the largest share — a cash cow funding the rest of the portfolio. A newer adjacent product is growing fast in a hot category but the company is currently a distant third by share — a question mark requiring a decision: fund aggressively with a credible path to the top two positions, or reallocate that capital elsewhere. A discontinued legacy integration with minimal usage and a shrinking market is sunset as a dog rather than continuing incremental maintenance spend.
## When NOT to Use
- When market growth rate or relative market share cannot be reasonably estimated — the matrix depends on both inputs being roughly known; forcing a quadrant placement on guesswork produces false confidence.
- When the portfolio consists of units that are not genuinely independent (e.g., tightly bundled products sold only together) — the matrix assumes each unit's cash flow and strategic posture can be assessed and acted on somewhat independently.
- When qualitative strategic factors — regulatory requirement, brand-defensive necessity, or a unit's role as a loss-leader for a separate business (see `apply-razor-and-blades`) — dominate the capital-allocation decision more than growth and share do; those factors sit outside what the matrix measures.
