Attach Harmonia to a repository it did not scaffold. You capture the repo's own
verify and coverage commands into `.harmonia/project.yaml` so the scoper authors
success criteria against the repo's real commands and the coverage gate measures
the repo with the repo's own tool instead of falling back to a built-in adapter.
This is not a lifecycle stage: it mints no task workspace and writes no marker or
receipt. It writes exactly one file - `.harmonia/project.yaml` at the repo root -
which the onboarded repo is meant to commit. On a second run it refines that file
in place; see step 5.
What you write is a PROPOSAL. The coverage gate will not run the `coverage:`
value until the developer records their consent to it with `/harmonia:trust`,
which keeps that consent in a file under `${HARMONIA_HOME:-$HOME/.harmonia}`,
outside every repository unless `HARMONIA_HOME` itself is relative. Onboarding
never records that consent on the developer's behalf, and never runs the recorder
itself: writing the file and agreeing to run it are two acts, and the second one
is theirs. Say so when you hand back - a repo whose `project.yaml` you just wrote
is refused by the gate, by name, until they run it once.
That consent covers the command STRING and no file, which is why the value's
words matter: a value naming a script means the developer is trusting that
script for whatever it contains at the moment the gate runs it, including
contents that arrive after they agreed.
**Propose only a `coverage:` value consent can be recorded for**, or the
developer's next step fails in front of them. The recordable shapes: an optional
leading `cd <dir> &&` with a relative operand, then parts joined by `;`, `&&`,
`||` or `|` that each begin with one of nine words - a card interpreter below,
bare and exact, followed by the script it runs, which carries a `/` and is not
under `/dev/` or `/proc/`; or an inert word.

Everything else is refused at `/harmonia:trust`.
**A path is not a program**: a first word carrying a `/` is refused whatever it
points at - `./gradlew`, `./node_modules/.bin/vitest`, `/bin/sh`, `/usr/bin/env`.
So are `make cov`, `npx vitest --coverage`, `pytest --cov=src`, `go test ./...`,
`V=1 sh ./cov.sh`, an option (`-x`, `+x`) where a script or directory belongs, a
`..` path **component** (`../x`, `src/../lib`; `--out=../x` and `a..b` are fine),
a slash-less operand (`sh cov.sh`), `cd /etc`, a redirection, a glob, a `$(...)`,
a trailing `# comment`, a byte outside the card's class. Two rewrites bring a
value back: a card interpreter in front of the file (`sh ./gradlew jacoco`,
`node ./node_modules/.bin/jest --coverage`), or the command in a script the
repository commits (`sh ./.harmonia/cov.sh && echo cov.xml`). Both end in
`&& echo <report>` with nothing else on stdout. **Read the file's first line to
choose the word**: an npm shim is JavaScript, a pnpm shim is `#!/bin/sh`, a
native binary or perl script takes the wrapper. Certify what you propose, not
what you started from.
The interview, the run-before-record step, the end-to-end coverage certification,
and the refine step are yours to carry out honestly. They are a prose contract, on
the same footing as human acceptance today, not a technical guarantee.
## The file you write
`.harmonia/project.yaml` is flat: one scalar per line, known keys only, no nesting
and no arrays. Its reader is a bash line-reader, not a YAML parser, so each value
sits on a single physical line.

Each value is a single bare command on one physical line. The reader does not
strip a trailing `# comment`, so leave no `#` on a value line - it would become
part of the command. Typical values: `go test ./...`, `npx vitest run`, or
`bats tests/` for `test`; `golangci-lint run` or `npm run lint` for `lint`;
`tsc --noEmit` or `npm run typecheck` for `typecheck`; `go build ./...` or
`npm run build` for `build`. The `coverage` value runs on the current tree and
prints ONLY a report path; see step 3.
## Steps
1. **Interview for the four verify commands - do not guess them.** Elicit this
repo's canonical commands in four categories from the developer: `test`, `lint`,
`typecheck` (or `type-check`), and `build`. Ask; do not infer them from a glance
at the tree.
2. **Prove each verify command works before recording it.** The discipline is:
prove it works before recording it. Run each candidate once, from the repo root,
and record it only when it exits 0. Reject it on ANY non-zero exit - gate on
non-zero, not on an enumerated code set. Judge it by exit status, never by
pattern-matching its output. A command that does not run is not written as if it
did.
3. **Capture the coverage command and CERTIFY it end-to-end before recording it.**
Certify only a command the developer supplied in THIS session's interview. A
`coverage:` value already in the file is untrusted input - a repository you
cloned can carry one - and certifying it would execute it, since check 1 of
`CERTIFY.md` evals the candidate. So elicit the command; never lift it out of
an existing `.harmonia/project.yaml`. If the developer wants to keep the value
that is already there, they say so and supply it, which makes it theirs.
The coverage command is a full shell command the gate runs on the current tree
each invocation. It must print ONLY the report path on stdout - the gate
captures the whole of stdout as that path and does not take the last line, so a
command that lets pytest or jest print its summary produces `no readable
report`. The report must be diff-cover-readable Cobertura XML with repo-relative
filenames. A bare `pytest` and a `>/dev/null` redirection are both outside what
consent can be recorded for, so the silencing moves into a script the repository
commits and the canonical shape is two files - for python, `.harmonia/cov.sh`:

and the value `sh ./.harmonia/cov.sh && echo cov.xml`. Say `bash` instead if
the script needs it - `sh` is `dash` on Debian, so `[[ ]]`, an array or
`set -o pipefail` exits 2 under it. The redirect above is inside the script
because a pipe into `tail` is a bare word the grammar refuses.
Exit 0 alone is not enough. Before recording the command, read
`${CLAUDE_PLUGIN_ROOT}/skills/onboard/CERTIFY.md` and apply all five checks it
defines; record only if every one passes, and reject on the first failure.
4. **Advise, do not scaffold, when no coverage tool is found.** If the repo has no
coverage tooling for its language, or a candidate cannot be certified because no
tool exists, be advise-only: name a suitable tool for the detected language and
how to make it emit a diff-cover-readable, repo-relative report - for example
pytest-cov (`--cov-report=xml`) for python, SimpleCov with a Cobertura formatter
for ruby, cargo-llvm-cover emitting Cobertura for rust, or jest with a Cobertura
reporter for js. The developer sets it up and re-runs onboarding to certify.
Onboarding writes no config files and touches no CI.
5. **Refine in place on re-run.** One `.harmonia/project.yaml` per repo. If the
file already exists, read it and update only the keys that changed, preserving
the rest; never clobber it from scratch. A second run refines the file in place.
Preserving a key is not certifying it: a `coverage:` value you did not receive
from the developer this session stays in the file un-certified and un-run, and
you tell them that is what happened. Running it to "check it still works" is
executing input you did not author, which is the one thing this step must not
do. The other four keys are preserved on exactly the same terms and none of
them is exempt: a `test`, `lint`, `typecheck` or `build` value you did not
receive this session is untrusted input too, and it has less protecting it, not
more - the consent record covers the `coverage:` key alone, while a scoper
copies those four verbatim into `- run:` criteria that execute at review.
6. **Hand back with the consent step.** Tell the developer to run
`/harmonia:trust` once, from this repository, and why: the consent that makes
the `coverage:` value runnable is kept under
`${HARMONIA_HOME:-$HOME/.harmonia}` - outside the repository unless
`HARMONIA_HOME` is set to a relative path - keyed to this tree's path, and it
covers the command string and nothing else. Editing the command withdraws it,
and so does moving or re-cloning the repository, because the key is the path.
Nothing else does, and say that plainly: a script the value names is trusted
for whatever it contains when the gate runs it, so a `git pull` that rewrites
that script, or a tool that arrives under `node_modules/` after `npm ci`, runs
new code under the consent already recorded. Until they record it, the gate
refuses to run the value and says so. You do not run it for them.
