# Think Through Production Operations
## Overview
Production guidance for running systems. Each reference paper captures what separates operable systems from hopeful ones: logs without correlation IDs, metrics with unbounded cardinality, health checks that pass while the system is down, audit trails that can be edited, and backups that have never been restored.
**Core principle:** An operational claim is only as real as its evidence. If a journey cannot be observed, an alert has no owner, or a restore has never been rehearsed, the system does not actually have that capability.

## When to Use
Use this skill when thinking through, reviewing, changing, or verifying:
- structured logging, log levels, redaction, and retention;
- metrics, SLI selection, and cardinality limits;
- distributed tracing, context propagation, and sampling;
- health checks: liveness vs readiness, dependency depth, synthetic probes;
- audit logging: actor, action, target, immutable retention;
- async-system observability: lag, depth, backlog, poison queues;
- runbooks, escalation paths, and on-call ownership;
- incident readiness: detection, severity, communication, postmortems;
- data import pipelines with validation and quarantine;
- data export with authorization and rate control;
- backup: scope, isolation, retention, encryption;
- restore: rehearsal, RPO/RTO evidence, cross-region recovery;
- high availability topology and failover authority;
- multi-region systems, residency, and conflict policy.
## When Not to Use
- Deployment ordering and zero-downtime rollout mechanics: use `migration-evolution` (134, 106 pairs here).
- Architecture-level SLO/SLA design and review: use `system-architecture-harness` / `architecture-review-gate`.
- Security log redaction policy ownership: `security-privacy` (066) defines what is sensitive; this skill implements the emitters.
- Cost modeling: use `system-architecture-harness` Phase 10.
## Select the Operating Mode
| Mode | Use when | Required result |

| **Think** | The safe decision is not settled | requirements, constraints, invariants, risks, alternatives, decision, and validation path |
| **Review** | An artifact, repository, diff, or operating state already exists | evidence separated from assumptions, prioritized findings, and blockers |
| **Change** | Decisions are approved and repository changes are requested | the smallest safe change, compatibility notes, and verification still required |
| **Verify** | A claim needs proof | tests or measurements run, observed evidence, and residual risks |
If the user names a mode, use it. Otherwise infer the mode from intent and state the inference in one sentence. For a combined request, run **Think → Review → Change → Verify** and preserve the trace between phases. Think may stop with a decision; Review may stop with findings. Change must not claim completion before Verify. Verify must never turn a planned or unavailable check into evidence.

Load context in stages:
1. For the minimum required primary paper(s), read the executive engineering summary, pre-implementation questions, and the applicable normative requirements, failure modes, and verification checks needed to establish the obligations.
2. Then read only the named request-specific sections needed to decide or verify this practice; record those section names in the output.
3. Treat every other owner paper or section as optional depth. Load it only when the request, a newly discovered dependency, risk, or unresolved evidence gap requires it; promote that depth to required when it becomes necessary.
Never load every paper in this skill by default.
## Workflow
Use the domain workflow as shared gates, then branch by the selected mode:
- **Think:** answer the questions and stop with a reasoned decision and validation path; do not edit by default.
- **Review:** inspect the available artifact or repository and stop with evidence-backed findings; do not claim changes.
- **Change:** apply only approved decisions, then continue to Verify before claiming completion.
- **Verify:** run the relevant checks, report observed results, and label every unavailable or unrun check.
1. Name the user journey or failure mode the operational work protects; select primary papers (a new async feature touches 056 + 057 + 137; a DR plan touches 076 + 077 + 078).
2. Apply the staged loading contract above; do not turn a touched boundary into a full read of every owner paper.
3. Answer the paper's pre-implementation questions; label autonomous assumptions and their impact.
4. For existing systems, run the existing-codebase checks: inspect current emitters, cardinality, dashboards, and whether alerts have owners and runbooks.
5. For every failover or DR scenario, name the authority that declares the incident and authorizes failover, the owner that executes and fences it, and the independent business/service authority that validates recovered data invariants and critical business journeys and accepts traffic restoration. Bind the claim to a dated executed drill, the runbook revision used, the tested system/artifact/configuration identity, and observed results. Mark each role or evidence field `unknown` when absent; do not hide it behind a generic drill owner.
6. Convert each MUST/SHOULD/AVOID/NEVER into concrete artifacts: emitter schemas, alerts tied to user impact, runbook steps, and scheduled drills — each with evidence.
7. Apply the active mode: stop at an operational decision in Think; stop at findings in Review; make the smallest approved safe change in Change; run alert, restore, failover, and runbook checks in Verify.
8. Before completion, re-scan the normative lists and stop if any rule lacks a decision, test, or documented exception.

If a companion is unavailable, complete only the safe local operations decision, name the missing depth, and recommend the exact technical ID or relevant installation group. Never claim unavailable material was read, equate a backup with recovery, or weaken redaction, ownership, restore, RTO, or RPO requirements.
## Output Contract
The selected mode is authoritative. Include only applicable fields below; a planned check is a validation path, not verification evidence.
Scale the output to the active mode: Think returns operational decisions and evidence paths; Review returns findings; Change returns the repository-aware change plus pending proof; Verify returns observed signals, drills, restore, and failover evidence with unrun checks labeled. A combined flow preserves all four phases.
1. **Papers consulted** — numbers and the sections relied on.
2. **Journey-to-signal map** — each protected journey → SLI, alert, owner, and runbook.
3. **Assumptions and unanswered questions** — labeled, with their design impact.
4. **Rule-to-decision map** — each applicable MUST → emitter/alert/runbook/drill decision and enforcement point.
5. **Failure modes addressed** — undetected lag, silent backup rot, unowned alerts, unaudited privileged actions.
6. **Failover authority map when applicable** — incident/failover declaration authority, execution-and-fencing owner, and independent business/service authority for recovered data invariants, critical journeys, and traffic restoration; use `unknown`, not omission, when unverified.
7. **Verification evidence** — fired alerts, executed runbook steps, and restore/recovery drill date, runbook revision, exact tested system/artifact/configuration identity, observed RPO/RTO, data-invariant and critical-business-journey results, and traffic-restoration decision.
## Stop Conditions
Stop and revise when any of these appears:
- code is written before the protected journey or failure is named;
- logs without structure, correlation IDs, or redaction; secrets or PII in telemetry;
- metrics with unbounded or user-controlled cardinality;
- a single "health" endpoint standing in for readiness of dependencies;
- audit logs that can be modified or lack actor/target/result;
- alerts with no owner, threshold rationale, or runbook;
- a backup with no tested restore, or replication presented as backup;
- RTO/RPO claimed without a rehearsed drill and observed numbers;
- failover with no separately named declaration/authorization authority, execution-and-fencing owner, independent business/service authority for recovered invariants and critical journeys/traffic restoration, or dated runbook-bound drill evidence;
- multi-region without residency analysis and conflict policy;
- async queues with no lag or backlog visibility;
- imports/exports without validation, quarantine, or authorization;
- any operations MUST downgraded to a TODO without a documented exception.
